Don't blindly grow a metric - use your common sense and ship quality products instead.

Data Hygiene and Readability is the biggest issue that needs addressing at every level from Initiation, collection to analysis and implementation. i.e. Every Point within the Dataset needs to meet the definition of the Subject it is representing and should be understandable to every stakeholder. There would be no point talking numbers and results if relevant contributors or executors arent able to join the dots. Ex.: A product being built for Workforce optimisation has data from HR, Finance and Operations or more. For the HR team to consent and agree on the Operations KPIs or vice versa, it is imperative that the definition of each row/column is clear and well-defined. Every undefined/unformatted data set is one step more in complexity.
For Product Managers the biggest priority should always be quality over quantity. Dive deep into data that's not just vast, but relevant and timely. It's the foundation of every good decision.
Validate what you find against other sources, or simple common sense. The data may be wrong or analysed wrong. This needs a good sanity check before making any business decisions based on the results. Be Data INFORMED, not Data Driven
Taking the previous example, if I were to take a goal of increase user signups by 20% this quarter, I need to understand what is the current user signups data. What are the sources or channels of user sign up, what has been the growth rate in those channels? What is the cost of user acquisition for each channel? In this process you will ask a lot of questions such as what is the cost of user acquisitions that I should adhere internally? All this will lead you to a answer what and how will we achieve 20% user signups growth and what will be the cost?
Setting goals means making sure that you can actually collect the data to measure them. But just collecting data is only step one. Before using the data you collect, you need to make the effort to ensure it's accurate. Check for mistakes, unexpected spikes, or missing info. Do you understand it well enough to make decisions off of it? Quality data isn't just about quantity - it's about trustworthiness. When your data is solid, your product decisions are stronger and more reliable.
After you have collected and validated your data, you need to analyze and interpret it to extract meaningful insights and patterns. This involves using various data analysis techniques, such as descriptive, diagnostic, predictive, and prescriptive analytics, to answer questions like what happened, why it happened, what will happen, and what should happen. You also need to use data visualization tools, such as charts, graphs, dashboards, and reports, to communicate your findings effectively and intuitively. To interpret your data, you need to use critical thinking, logic, and domain knowledge to draw conclusions and recommendations.
Place your emphasis on the importance of actionable insights. Insights should not just be interesting; they should inform action. Emphasize the need for data analysis to lead to tangible recommendations and strategic decisions. Encourage teams to consider the "so what?" aspect of their findings—how the insights translate into meaningful actions.
Remember that qualitative data is also important. It adds context and nuance that you won’t find through quantitative data alone.
Use the data to tell the story - what happened and why. Remember that the data is there to inform, not to drive or take action on in most cases. Interpretation of the results needs context. Why did the number of users in February drop? Well, remember February has 3 days less that other months. Remember that late December is holiday time in many parts of the world, and to B2B solutions could expected a drop in usage then. This is FINE, but has to be taken into account in results.
Use quantitative data to tell you what is happening and qualitative data to tell you why it's happening. The more you can get both types of data about the same activity, the more informed you'll be.
The goal of data analysis is to better inform actions and to enable your team to move quickly. That is also why I encourage PMs to upskill on data and analytics, as it is one of the resources you don't always have permanently on your team (as opposed to design and tech).
The final step of data-driven decision making is to act on your data. This means using the insights and recommendations from your data analysis to inform your product strategy, roadmap, backlog, and features. You also need to test and validate your assumptions and hypotheses with experiments, such as A/B testing, multivariate testing, or beta testing, to measure the impact of your decisions on your goals and metrics. Moreover, you need to monitor and evaluate your results and feedback, and iterate and improve your product accordingly.
Do NOT be data DRIVEN - be date INFORMED. The data is just 1 piece of guiding information, but there are others, other qualitative inputs that are just as valid. Acting on data alone is dangerous and silly. Knowledge of market trends, competition, market predictions, patterns after events, customer reactions, global situations (war, disasters, etc) even the weather all have an impact on decisions and are far harder to quantify.
Data-driven decision-making for PMs is the compass that guides us. We set clear objectives, utilize diverse data sources, and employ rigorous validation methods. However, the magic happens when we analyze and interpret this data, transforming it into actionable insights that fuel our product strategy. Emphasis on 'actionable' is crucial. A strategy that has been helpful is the "Insights to Action" framework. It's a continuous cycle that emphasizes the importance of moving from data insights to tangible actions. The key is always asking, "So what? How does this translate into meaningful, strategic steps?" Data-driven decisions are a dynamic process, and it's our ability to act on them that truly defines our product's success.
Once you have all the data in front of you, as product managers we need to decipher and focus on some key metrics that drive the original goal. Oftentimes we discover new trends and get lost and distracted from the real thing which started this analysis. New information needs to be consumed and acted, but first let us complete the task at hand. Preparing visual depictions of your data analysis and getting buy-in from others is of paramount importance. You want to persuade others with data not bash them up with data, are you?
Data, by itself, is just potential. Its real power is unlocked when we actually act upon it. Translating insights into tangible steps ensures a product's evolution and relevance. While collecting and analyzing data sets us up, action is the true game-changer. Testing, iterating, and refining based on data not only validates our decisions but continuously re-aligns the product with user needs. Inaction or delayed response often means missed opportunities. Acting decisively on reliable data can take us from strategy to success.

Keep in mind that not everything that can be measured is important, and not everything important can be measured. Always ensure data privacy and ethical considerations when gathering and using data. Lastly, foster a culture that sees data as a tool and not an absolute truth, understanding that data serves to inform, guide, and support decisions rather than dictate them.
Stress the role of leadership in setting the tone. As a PM, your leadership plays a crucial role in shaping the culture. Lead by example in championing data-driven decision-making, showcasing its impact, and reinforcing its importance in team discussions and strategic planning.
Personally what has worked well for me is getting into the practice of routine review of your analytics dashboard. This has ensured I develop a clear understanding of the baseline and closely monitor any changes. The pro and con of trying to improve a specific metric is that it allows you to have a focus and move the needle on a specific objective. This also narrows your vision into a specific metric only and not be aware of overall product performance. In summary: - if you are a PM for overall product, get into the practice of monitoring user behaviour regularly. - if you have specific objectives follow the tips from above on being very focussed on the measures and goals.
One thing I would add is to have a strong narrative. Being data-driven is meaningless if you don’t have a good story. You can start your narrative even before you have data or metrics defined. This will allow you to improve your story as you get more information. A key thing to remember is to be honest and to leave room for improvement. If your narrative keeps changing then listeners may become skeptical or begin to doubt your story. Keep the same narrative but allow it to grow as you develop more insights with data.
Great product management isn't just about data. It's about blending that data with real feedback from users. As a PM, numbers give us a starting point, but truly great products come to life when we listen to our users and trust our instincts. Only by combining data, user insights, and a touch of creativity, can we create products that people truly love.
