If the problem is a workflow disruption or bottleneck. You have to resolve it first from an operational perspective. Anticipate there will be some emotions involved since your team has not been able to resolve it themselves. I like to start at the source. Stay objective in identifying the problem, i.e, it is taking the department 5 days longer to process a customer, I want to understand why it is taking so long and what it would take to bring it back to standard. Listen for things that may have changed since the drift from standard and how you may have to address them. It is critical to stay focused on the problem. Also establish a way to measure it the problem has been resolved so in the future you can identify sooner.

Un problème est décrit dans un premier temps avec ses sympt?mes. Frais ou faux? on n'est pas s?r! en plus chacun ajoute son interprétation et peut être même ses émotions. L'identification du problème requière du recul et de l'objectivité surtout lorsqu'on écoute les récits de plusieurs individus. L'observation sur terrain est aussi une étape clé. Le Gemba révèle des détails qui peuvent être omis par les individus qui racontent les faits. Il faut isoler le problème de tout préjugé, arrière pensée et ne pas céder à l'influence des parties en conflit.

Un dialogue ouvert nécessite un effort de modération très avancé. On ne peut pas échanger librement si l'on a pas confiance en l'autre ou dans le système. Et donc mettre le gens à l'aise, essayer de comprendre et non pas de juger sont des éléments clés pour un dialogue décomplexé. Il ne faut pas négliger aussi l'émotions des interlocuteurs. Il y a parfois de la colère, la frustration, la honte parfois. Il est question aussi d'empathie. Mettons-nous à la place des autres!

Je ne préfère pas parler des normes de comportement car le comportement est une variable chez un individu et entre les individus. Mais plut?t des lignes directrices qui cadrent les échanges, qui incitent le respect et qui encourage une ouverture d'esprit. Je partage un retour personnel, lorsqu'on déclenche des séances de résolutions de problème, il est préférable de rappeler que nous nous attaquons au problème et non aux individus et que la contribution de tout un chacun est importante tout an restant objectif et factuel.

Les solutions ne peuvent être proposées et mise en ?uvre qu'après une analyse correcte du problème. Généralement, on a souvent tendance à passer directement à l'action. Se retenir d'aller directement aux conclusions "prêt à porter" est une compétence à développer aussi. Une fois on est s?r de la solution, on doit planifier la mise ?uvre. Ressources, moyens, responsabilités, mesure des résultats tous doivent être planifiés pour une mise en ?uvre efficace.

Production flow is critical to all operations control with scheduling. Disruptive employees not only slow down estimated goals, they could cause safety issues as well. The only true way to control your production staff is with discipline. I would set controls that follow work hazards caused by an ineffective worker or workers. In the event of disruptive behavior, the first disciplinary event is verbal. Have a talk with the worker. Second would be a written documentation for evaluation purposes. Third suspension documented. Finally four violations would be a security escort out of the building. There is no room for employees that caused problems. One bad apple spoils the rest.
