During all these years of working in projects one of the most critical points in which I have obtained the best results has been learning to prioritize and distinguish between important and urgent. Prioritizing tasks is one of the first key points to take into account, especially if you work on several projects at the same time. Agreeing on these key points with exact dates is crucial to be able to evaluate where to focus your efforts in the short term and long term, as well as to be able to distribute them efficiently for the entire group, delegating agreed tasks. In my opinión the fact of building a route at the beginning of the project by agreeing on the key points is a helpful tool to being able to successfully meet the delivery date

Prioritization (particularly in the industrial environment) is critically important. For someone who has been involved in many strategic R&D programs in industrial research over the years (from individual contributor to senior leadership), understanding what is really important to achieve the objective is critical. This requires a disciplined, brutal focus. Where I often see junior researchers falter is at moments where something is not fully understood. We are trained as scientists and engineers to value understanding, but I have seen far too many times researchers spend time on tasks of understanding that may leave them academically satisfied, but ultimately does not progress the program.

Establishing clear milestones is indeed a critical strategy in managing R&D projects effectively. Total RnD project must be break in to several critical milestone along with realistic timeline. 'Open innovation' also helps to save time and resources. Sometimes it is more worthy NOT to start everything from scratch, more so if the component is not your core product but auxiliary. Why waste time for creating a new one if it is ready out in the market and all you have to do is integrate it into your solution. Time to launch to market is also shortened, and improved.

R&D Manger should leverage entire skill of the internal team members rather than outsourcing. Accordingly work has to be distributed among team members with periodic meetings, discussion. They should consider time line also as per project critical stages and need prior understanding or mapping of challenges we'll advance and leverage cross functional teams support to complete task/ projects

Delegation is a must, but it’s easier said than done. It can be tough to let go when you’re used to handling everything yourself. But trying to juggle it all can lead to burnout and missed deadlines. The key is trusting your team and being clear about what needs to be done. Let them take ownership, and you might be surprised by the results. It’s about working together and giving yourself the space to focus on what really matters.

Often times is hard to step back and micromanagement will certainly delay and in the worst case interfere with completion of milestones. It all starts with building a team with competent members and trust on their execution

I believe in dividing ownership of tasks among team members and sometimes stepping into a project manager role to ensure follow-ups on deliverables. Monitoring is about creating a feedback loop that pushes the project forward, not just ticking off completed tasks. My take: Don’t just monitor progress—monitor for eureka moments. Ask: What have we learned that we didn’t expect? The best R&D teams thrive on curiosity, not just completion.

A systemic approach with clear action plan would be the key to achieving the right target. Any ambiguity in your thought process and with unclear agenda will result in the time and resource mis utilisation.

One of the mistakes we make while engaged in research, experimentation, or product design is forgetting we are bound by time and resources. That's why monitoring is important to know if we are on the right track. Monitoring is a very crucial process and must be done every 7–15 days of time. This can prevent you from being diverted, saving you time and funds as well. If there is no outcome in certain processes or research, change the methodology and take a different approach, but if you engage continuously, you will lose time, effort, energy, and funds.

All the points covered in the Article are critical. However the most critical aspect is : (1)how Good is the project/R&D strategy defined. Is the complexity /degree of difficulty understood? are the critical attributes defined ? (what is to be achieved) are the tools required to assess quality identified? are surrogate tests defined? and (2) Are the key risks identified and mitigation measures in place and (3) Resources identified? that that have the required capability… what external (expert) inputs would be required. I have seen many complex and challenging projects not progressing or going in the wrong direction if there is no clear development strategy !

Reflection is critical. One thing I have found helpful is to establish the long term objectives of the R&D group and write them down - these are the reasons the group exist and the work which we will always strive to achieve. Once a week (Friday morning) I review my groups work ensure list which of these objectives were actually pursued. This ensures that every action taken will move us towards our goals. It also holds me accountable for how I have been leading the team. I am then able to adjust the plans for next week if I notice that some objectives are not being pursued.

It's all in planning with a determined outcomes we expect with definitive timelines. R&D is also about experimentation plus documentation. Leaving one out because we are running out of time doesn't serve the purpose. Hence, it's critical to draw an experimental time line, find the quick turn around and waiting periods.
