Struggling to integrate QA, developers, and product owners in agile projects?

Agile scrum is software development model where your hierarchical title is irrelevance. Everything is denoted as Team. Team is composited of SM,(Dev+QA) and PO. So, if Organization is able to set who needs to work on what ! Team can win the goals because scrum has well defined and result oriented framework already. Dev, QA, PO need to focus on their predefined task/roles and most important thing is orchestration and collaboration. Everyone needs to focus on team's task rather than individual as achieving one engineer's user story will not win the sprint but if rolling over one story and achieving remaining will win. Encourage SM to follow all the scrum ritual but don't be rigid with sprint completion.

Everyone in the Team owns Quality from Requirements to Development to Testing. The team should clearly define the Definition of Done and adhere to it with no exceptions. Many a times I have witnessed and course-corrected the approach where Test only stories are created just to close an iteration with being Dev-complete. This is evidence of team members, especially Test, not having an equal voice when sizing a story. Even with Dev-complete no focus is given to the "ilities', because the focus is to get the functionality out sooner, faster and with minimal testing. It is a Team mindset - if Test is considered an overhead and not a valuable Team player, we will never achieve a "shift-left" mindset.

When working in Agile it's mandatory for each member to understand and stick to the principles of the same. Each member should be given a clear idea of their roles and responsibilities in the project which will help each member to understand and contribute effectively Embracing agility is also key to success here. Also identifying the talent or skill sets within the team members is key to build a solid team foundation and also review if certain training is required to keep everyone updated on agile basic concepts and principles

An agile team is pretty much like a tactical unit where each and every one has a role to Play to ensure the functioning is smooth. For ex- backlog prioritization, refinement, grooming, sprint planning, iterative development, tech design review, product walkthrough etc etc. every team member becomes a key participant / host for a specific ceremony or activity. Its important that even though every member is proficient with one piece of the puzzle, they come together to put together the entire puzzle

Role clarity is extremely important in Agile setting for each role 1. It will help to bring expertise from each areas be if Product owners, Developers , Testers , Performance testers etc 2. While certain ground rules have to be set at the start to make sure all members are aligned to common goal having Quality Product being delivered and keeping customer end goals and satisfaction in mind. 3. Also each member should appreciate other members contribution with empathy and provide constructive feedback.

Clear boundaries between roles helps to effectively manage work, tasks as well as estimate deadlines and project costs

It is important to have a way to contact with different groups that are involved in the project development. Creating separate chats, email groups and other channels dedicates to one or more parts of the project allows everyone to share information effectively

Shared objectives refer to common goals that align the efforts of all team members towards achieving the same outcomes. By having everyone work together with a clear understanding of these objectives, teams can enhance collaboration, improve communication, and ensure that all activities are focused on delivering value and success for the project.

Idéalement une équipe agile basée dans un même bureau peut se contenter d’un simple tableau blanc et post it. Comme nous n’avons malheureusement pas tous cette chance, de très bons outils comme Jira permettent de gérer les priorités du backlog pour préparer les sprint planning et de créer des tableaux de bord adaptés à Scrum ou Kanban pour suivre l’avancement des différentes taches.
