If the productions did not begin as a place of "open and creative dialogue" it is difficult to reinforce it when a problem occurs. Each choice must fit the vision as a whole-work from there

If you have actors who are "at odds" then something got outta whack. Maybe the director has left them feeling rudderless. I suggest a meeting apart from rehearsal with the director and the SM with the cast's union rep in attendance. Make it a calm discussion without accusations. Perhaps an actor misunderstood the brief from the beginning. The solution can still only be in the hands of the director. They may take ideas on that they hadn't considered. They may not. The outcome regardless needs to deliver clarity. Maybe you have an actor who's in the wrong play for them. That's OK too. Replace them and move on.

William Ball in his book "A Sense of Direction" talks about the dangers of shutting actors down, even if there ideas don't align with the creative vision. It shuts off their creativity and they stop putting forward strong choices. His idea is that "bad" ideas tend to fall away on their own. In my experience this is true: everyone can feel in a room when an idea is really not working, including the person who put it forth. This then opens up alternatives without making an administrative decision that can mute or limit an artist's creativity. Creating frameworks where both ideas can be tried and felt out might salvage the good from the impulses and allow the stuff that doesn't work fall away on its own, creating stronger collaboration.

I would say- switching parts for a rehearsal is usually the most eye-opening experience a cast can often have. An actor interpreting another part in front of the entire production is usually the most insightful idea

An actor should NEVER be considering the "bigger picture" it is not their job and will inevitably lead to conflict as the lines of responsibility are crossed. You will forever be taking the performer out of "the moment"
