How would you handle a situation where client feedback results in scope expansion mid-project?

Scope creep happens in every project, no matter how well you define the requirements. There is always something that is missed out either by the client or is lost in translation. However, when that happens, analyze the new scope thoroughly and do an impact analysis. Understand the priority and then plan it accordingly in future sprints. Update all the relevant project artefacts and keep your customer informed.

In Agile projects, responding to client feedback is crucial for delivering value, but it can also lead to scope expansion mid-project. Handling this situation requires a strategic approach to balance flexibility with project control. By assessing the impact, re-aligning priorities, and maintaining open communication, you can manage these changes effectively without compromising the project’s success. Also, If the changes significantly expand the project scope, it’s important to negotiate with the client. Discuss options like extending the timeline, increasing the budget, or de-scoping less critical features to accommodate the new requirements. Make sure the client has realistic expectations about what can be delivered under the new scope.

In my view, every Project / Engagement manager should have a handle on project goals and priorities from beginning. There should be the book of record for documented requirements. One can use available tools and technologies to keep every one informed about the initial scope and timelines. Create a well established and detailed Change Management Process. Know your Plan and Employee Roaster and track it carefully. You should be well aware and experienced in the methods and ways to communicate to customer with the change in Schedule and costs and should also be able to shield your team. SO, in nutshell, proper planning, documented and communicated processes and mutual collaboration and agreement will certainly avoid these potential problems.

Impact assessment is the first step in evaluating change. However, it is essential that it is aligned with the objective of the Project so that other decisions are relevant. Deadlines can be realigned, Budget reapproved, but if any changes alter the objective, we have a new Project.

When talking with clients in situations like these, I like to explain the Project Management Triangle. Adding to the scope affects the other sides of the triangle. Then I give them the options of either removing other items currently in scope, adding more people, or pushing back the timeline. By being transparent with the clients about the impact and constraints, I’ve been able to work collaboratively with them on finding the best solutions—without overburdening the development team.

Yes this cannot be ignored in the interest of completing the current plan. Agile by definition requires adaptation to what the needs of the customer are and the customers always right. As mentioned, you need to potentially reprioritize some of the things and adapt accordingly and have frank conversations with the client which will determine if they truly really want this updated change relative to the context of all other development work in play.
