1 What is Lean Six Sigma?

Lean Six Sigma is a data-driven and customer-focused approach to improve the quality and efficiency of any process. It consists of five phases: define, measure, analyze, improve, and control (DMAIC). Lean Six Sigma aims to reduce the eight types of waste: defects, overproduction, waiting, non-utilized talent, transportation, inventory, motion, and extra processing. It also strives to achieve six sigma level of quality, which means less than 3.4 defects per million opportunities.

Lean Six Sigma is a way of thinking that aims to create flow, sort of like Feng Shui. It’s easy to get caught up in the science and technicalities of LSS, but the goal is always the same, improve the customer experience. When executive leaders look to implement LSS, they’re not looking at saving money; that’s just used to justify the spending on LSS. What they’re looking for is creating a competitive edge over their rivals that offer the same products. That competitive edge comes in various shades and the end product benefits the customers, so it's a win-win situation.

Lean Six Sigma can support BPR in several ways. First, it provides a structured and rigorous framework to identify, analyze, and solve problems in any process. Second, it helps to align the process goals with the customer needs and expectations, and to measure the outcomes and benefits of the changes. Third, it fosters a culture of continuous improvement and innovation, where employees are empowered and engaged to seek and implement better ways of doing things. Fourth, it leverages the tools and techniques of both lean and six sigma, such as value stream mapping, root cause analysis, 5S, kaizen, control charts, and design of experiments.

Additionally, you should assess the potential for improvement and innovation in the process based on gap analysis and benchmarking, as well as the feasibility and readiness of the process for reengineering based on resources, technology, data, and stakeholder support.

Start with a stack of colored post it notes. You can keep it simple or group them by department, functional area, etc. Gather the team around and have them write their pain points on the post it notes. Come up with an X Y axis on a white board or butcher block paper where one axis is low cost - high cost, and the other is low benefit - high benefit. Have your team present each item and put it where they think it fits on the chart. Over a couple iterations you will combine items and move them around based on team input. You will probably want to start with the lowest cost highest benefit items first.

4 How to Apply LSS to BPR

Once you have selected the processes for BPR, you can apply the Lean Six Sigma methodology to reengineer them. This includes defining the scope, objectives, and customers of the process, as well as measuring its current state using data and metrics. Analyzing root causes of problems and opportunities in the process can be done through tools such as fishbone diagrams, Pareto charts, and FMEA. Furthermore, solutions that eliminate waste, reduce variation, and increase value can be designed and implemented through tools like brainstorming, prototyping, and pilot testing. Lastly, the process can be controlled by monitoring and sustaining results with standard operating procedures, control charts, and audits.

Have a Vision: Come up with a vision for the organization and processes within both at Macro and Micro Level. Define the ingredients that will make that vison a reality. Turn them into a to-do list with timing and dependencies. Prioritize and divide your plan into immediate and future phases. Avoid would have, should have trap: After implementing every business process and working with it for a little while, we start to see some flaws and imperfections. They are result of not thinking through and validating the designs and testing them thoroughly before implementing them. Focusing too much on flaws of past implementations or including them in our list of BPR’s needs to be evaluated. They may not be an issue anymore.
