How do you incorporate design variations into your project schedule and budget?

Under my experience it is crucial to anticipate in front of any variation, it means that alert should be submitted prior any committed and mattered date, therefore monitoring is crucial in addition to the documentation supporting the request. New or additional work will never be carry out without duly documented and approved change order which will drive on disputes or claims and confidence and clients lost. Scope and impact of the variation should be understood by everybody in the project. Thank you :)

Before making any changes, it's crucial to fully understand the design variation's scope. Is it a minor tweak or a significant change? Assess how this will affect various aspects of the project, such as materials, labor, and the overall timeline. This analysis helps in identifying the direct and indirect impacts on both the schedule and budget.

Fostering long-term relationships with reliable subcontractors involves clear communication, mutual respect, and consistent support. Start by setting fair and transparent expectations around project scope, timelines, and payment terms, showing that you value their work and reliability. Maintain regular, open communication to address any issues quickly and collaboratively, helping to build trust and reduce misunderstandings. Recognize and reward quality work through timely payments and offering repeat contracts, showing that you’re invested in a productive, ongoing partnership. Periodically asking for feedback and addressing their concerns creates a supportive relationship that keeps subcontractors motivated and loyal.

Following the steps, let's meet with the involved parties to discuss the terms and conditions of the variation. But please, keep the organization, it means do not discuss contractual issues during the technical meetings. Organize the agenda, carry out the meeting, take note of the agreements of negotiation in the minute of meetings or through email, and then proceed to issue the change order. Remember that upon Change Order is issued the Addenda should also be submitted to end and apply the change. Thank you:)

Of course, upon the change order and addenda are applied, please update your registration tools. It shoud be an automated process (there are useful integrated automated softwares like SAP, eSub). However verify that everything remained updated with the new information. Change Order and Addenda Log shall be duly updated. And the last step is informing all involved parties that the project, contract and all papers has been updated. Of course, an automated system will be in charge of update everybody, also the project areas will be informed through Project Control Meeting, however be sure that everybody including subcontractors are informed with the applied change it means all the areas involved: services, engineering, construction, finance, procurement & contracts, managements, it means everybody. In order to save or care the project resources, and keep the good contract administration, never use the funds from a different entry to afford or pay unrelated works. In this situation, a change order should be issued to move the funds to the related entry, only if that money is available because that entry will not longer be used. Therefore the reasons of the change will be explained and documented, the Change Order will be issued to reorganize the funds, then the subsequent Addenda, the contract value will remain the same, the payment terms will match so progress payment will be successfully issued, flowed, approved and paid.
