How do you escalate project issues?

We can also introduce the idea of "Escalation Analytics" as a predictive tool. By analyzing this data, project managers can preemptively address problems, making the escalation process more strategic rather than reactive. This adds a layer of sophistication to traditional escalation methods, aligning them more closely with proactive risk management.

Inform direct manager: Begin by notifying your supervisor or project manager of the issue. Seek assistance at their level. Keep a record of all relevant communications. This includes emails, minutes, and other relevant docs. Impact assessment: Determine severity and potential impact on project scope, schedule, budget, and quality. Identify key stakeholders, including senior management and project sponsors. Escalate the issue to higher management if unresolved. Proposed solutions: Prepare to offer solutions or strategies to address problems.

I think the key is identifying the severity of the issue and the potential impact to the delivery. Does the project have contingency built in? Are there milestones that will be missed if the issue isn't resolved immediately? In my experience, escalation can sometimes result in unnecessary noise and people being dragged into meetings that could be avoided. Trusting your team to bring it to your attention and follow the escalation path when necessary often facilitates a quicker resolution as people can focus on unblocking issues without outside noise, but equally, if they can't resolve giving your support where needed and in the way they request is often not only a quicker resolution, but builds trust. Encourage openess and transparency.

I'm a fan of trusting & empowering Project Managers to mitigate with the lower and medium risks. However, please do escalate when there is a Critical Blocker that is not allowing you to move forward. In some organizations, in my travels, escalate has become a 'dirty' word. It really does not have to be. There is nothing wrong with being transparent about risks - and asking for help to get them revolved. My motto - raise the flag early!

If an ‘Issue’ has occurred then by definition it has happened, be that unexpectedly or materialised from a known Risk, and I would always expect an Issue to be escalated up the respective route to those who need to known and are in a place to deal with it. If the PM related to the Issue is able to deal with it, I would also still encourage it to be escalated for knowledge and wider awareness. Remembering that an escalated Issue, just as a Risk, should come with a set of path to green/resolution options or decision requirements.

One of your main jobs in performing an escalation is to reduce the "surprise factor" across stakeholders. The project team should be onboard with the need to escalate. There should be a project-team "escalation response" in position before a formal escalation. The executive sponsor of the project should have an early warning signal of a potential escalation, before the trigger is pulled. Highly influential stakeholders should receive direct communication of the escalation and what it means for them specifically. For some escalations, this may not be possible. But that should be the exception, not the rule.

Always escalate the problem but not the person. Be transparent, consistent and predictable. Use a positive approach when escalating. Focus on the desired result, and not on the accusation.

You can use the 5 Whys technique to explore the connections behind a particular problem. The main purpose of the technique is to identify the root cause of the problem by repeating the question Why? five times The last answer will give you a deeper understanding of the problem.

It's always a win-win to be transparent about work progress and any obstacles. Use it as a good habit. You will get a second opinion, early support and be able to promote your work better. If you haven't been transparent, start a discussion with your line manager. You can talk to your good colleague. This will prepare you to interact with a large team. Propose steps to correct and prevent the problem.

At times I have seen a fear of clearly communicating issues so they are not escalated to the appropriate level through the correct channels. Mumurs amongst team members do not result in change implementation and much needed improvements.

Every project or programme should have a lesson/learning log. Utilise this artefact to capture key learning points and share it with wider teams. The biggest mistake with lessons learned logs is that they just become a list of items, that sit there. If that is the case in your place, try implementing retrospective sessions, make it more personal interactive rather than, can you add that to the lesson learned log.
