How do you create a digital transformation vision?

LinkedIn article does not talk about "jobs to be done" but this is a great way to assess the current state. What are the key workflows that are being limited by lack of effective digital capabilities and what will be the value creation if this is improved? Use this in conjunction with a digital maturity model to uncover why these gaps exist - is it the lack of an technology strategy to support a changing business landscape, a culture that does not actively promote innovation, operational challenges that limit the introduction of digital solutions and models, or something else?

Embarking on a digital transformation journey without assessing your current state is akin to setting sail without a compass. An in-depth assessment provides clarity on your starting point, ensuring your efforts are directionally accurate. Here’s how to effectively assess your current digital state: 1. SWOT Analysis 2. Digital Maturity Models 3. Customer Journey Maps 4. Gap Analysis 5. Cultural & Process Evaluation Often overlooked, the human element is vital: Organizational Culture: Is there a culture of digital innovation? Do employees feel empowered to suggest digital solutions? Processes: Are current processes agile and adaptive? Or are they rigid, hindering rapid digital implementation?

In orchestrating a transformative journey at my previous organization, the initial step entailed thoroughly evaluating our technological stance and procedural efficacy. We dissected our operational framework using SWOT analysis & digital maturity models, pinpointing areas craving digital infusion. The insight was invaluable, laying a robust foundation for our transformation blueprint. Through meticulous gap analysis, we could envisage the technological accelerants that would propel us forward. This proactive assessment was instrumental in driving a 30% uptick in operational efficiency post-implementation, painting a compelling narrative of the indispensable value of a digital voyage.

I’ve run dozens of current state assessments, interviewing a relatively small amount of ‘experts’ within incumbent businesses to identify pain points + key needs, understanding market forces, customer expectations etc. I am however a recent convert to the adoption of distributed ethnography, simply because it broadens the field of view, provides incredible data density, and is irrefutable rather than subjective. It also provides an initial view of what is possible based on organisational constraints, be that mindset, operating capabilities etc. It may take longer to do, but is grounded in rich context that makes it more valuable when understanding future direction

Digital Transformation needs to be diffused across people, processes and technologies to bring the expected business value. Therefore, within our Digital by Design approach we tend to measure the AS IS state across the people, process and technology and keep it monitored throughout the lifecycle. It's important to identify first which are the critical elements along these dimensions and then react accordingly with actions customed to address the specific gaps or topics.

It's like planning a road trip; you need to know your destination to chart the right course. I discovered that setting specific goals, like improving customer satisfaction or streamlining internal processes, gave our transformation purpose. Imagine your business a year from now, thriving with digital innovations. Then, break this vision into tangible, measurable objectives. Consider the impact on everyone involved – customers, employees, partners. Communicate these goals clearly, creating a roadmap that guides your team step by step.

Digital Transformation of SEZ was successful due to SMART objectives in terms of reducing costs, Increasing collaboration, employee productivity, agility, customer experience, governance and compliance. Further, strategy for engaging the government officers in different department regarding common goals of uplifting the economy by easing registration process for new firms was designed and rolled-out. Based on my experience, the essential aspect of conveying digital transformation effectively hinges on comprehending your audience. As part of our strategy we addressed the specific needs, concerns, and goals of our stakeholders, thus we were able to effectively convey the value and implications of SEZ related digital transformation.

We organized a workshop for onboarding and ideation at the very start, thereafter, we held multiple meetings with almost 50 people representing different stakeholders to refine the idea. The inclusive approach helped us in exploring options, adjusting our roadmap, adding new approaches which were earlier missed in the design and also consider the viability of end product. Due to these concerted efforts, stakeholders were easy to adapt the disruptive challenges offered by digital transformation and were able to timely adjust their own risks and challenges involved in the implementation phase.

An analytical gaze toward ROI and strategic alignment ensured every initiative was a cog in our grander vision. The resonance of customer feedback was the litmus test, validating our direction. This prudent prioritization burgeoned our market response rate by 25%, a testament to the pragmatism of well-orchestrated digital initiatives. This strategy further emboldened my visionary leadership ethos in the digital realm.

Among other digital transformation initiatives, SEZMIS was prioritized because of the country's industrialization efforts and economic significance attached to it. Within SEZMIS, the automation of manual processes especially application forms were prioritized. The integration of SEZMIS with Securities and Exchange Commission was also prioritized as part of KYC process. SEZMIS has it's own huge complexity as multi-layered approval forums at different tiers of governance level were also required to be digitized which involved mapping of all processes. However, the benefit it entails more than development costs. Further refinements were also made by involving investor feedback.

With defined roles, the essence of teamwork blossomed, driving us forward on budget and on time. Governance was the rudder, ensuring decision-making echoed our core objectives. Our budget was the wind in our sails, propelled by well-sourced funding. This systematic approach cut a path through uncertainty, increasing project delivery efficiency by 30%. A testament to the orchestration of a well-tailored roadmap - embodying my philosophy of leading with vision amidst the digital voyage.

In my experience working with pharma & biotech companies, most have existing processes and technologies in place. In this case, I would suggest a more incremental approach to digital transformation. That means starting with smaller changes and gradually building up to bigger ones over time. This approach allows you to test different solutions, assess their impact, and make adjustments as you go. It also minimizes the risk of a sudden, large-scale disruption that could negatively impact operations. Small-scale changes can be implemented quickly and will have an immediate, positive impact. For example, you could start by implementing a new data management system or a tool to improve collaboration and communication between departments.

Roadmap was developed with the help of stakeholder engagements. Sound roadmap and value proposition offered by the project also attracted engagements with International Development Agencies which provided resources. The developed roadmap included milestones and timelines. The project was envisioned to be developed on agile methodology. Moreover, assignment of clear roles and responsibilities ensured effective governance, timely decision-making. The project was completed within allocated budget due to sound monitoring and evaluation. As digital transformation is a continuous journey, further enhancements and integrations are being rolled-out to improve the efficacy of the system.
