How do you align risk management with stakeholder expectations and goals?

Identifying stakeholders that are essential decision-makers and influencers of the project is critical to success. There are many risks associated with mismanaging vital stakeholders. Stakeholder management through the lens of risk mitigation may be time-consuming; however, the rewards for this effort are seen during every project's testing, implementation and acceptance phase. Risk management and stakeholder management's primary purpose is to understand what the organization and the stakeholders desire as an outcome and ensure alignment. Any deviation from achieving the goals of the organization (executive stakeholders) or operationalization of the project (influencer stakeholders) will impact the delivery of the project.

One thing I’ve found helpful to align risk management with stakeholder expectations and goals is to link the risk management and stakeholders management plan and tools. This often starts with identifying and prioritizing the stakeholders in terms of their power, influence and impact on the project. Next, identify their risk tolerance and expectations towards risk. Align the outcomes of your stakeholders analysis and mapping to your risk register - which prioritize risk to Low, Medium and high. Finally, decide on the desirable risk exposure and response strategies based on the outcomes of stakeholders risk matrix and risk tolerance of stakeholders.

Liberate risk management from a silo and embrace it as an integral part of the organization, from strategic planning and product development to finance and technology. Integrate risk considerations upstream to inform decision-making, and create relevant and meaningful metrics. Establish and communicate risk tolerances and goals. This will provide transparency and alignment around risk identification and prioritization, and ensure stakeholders are aware, engaged, and manage their areas accordingly. Provide regular updates through various meetings and reports. Include risk factors in performance goals to signal its importance to the organization and ensure it remains top of mind throughout the year rather than a once-and-done exercise.

The task of identifying stakeholders is very important for a lot of reasons including knowing that stakeholders will change for different projects based on the outcome, and this will help business analysts achieve better in less time. Also, know the roles that each stakeholder play inn your project to ensure alignment. Finally, know your stakeholders enough to communicate with them frequently before they ask. Every stakeholder is important if the business analyst has diligently identified who indeed is needed per project.

Identify stakeholder expectations and goals, as well as concrete criteria for determining "done". This constitutes the desired future state. Assess risks, including strategic risks, and include risk criteria in goals. Review current state. Assess gaps. Review options, decide actions to bridge gaps. Identify risks - what could go wrong, including project risks. Execute and monitor progress vs future state. User acceptance testing and done.

When it comes to managing risks, it's essential to assess and prioritize them. By checking for any possible threats or opportunities, you can focus on what matters most to your organization. Knowing which risks are most likely to occur and could have a significant impact helps you allocate your resources wisely. With a solid risk management plan, you can avoid or minimize the risks while maximizing your chances of success.

Risk analysis comes when all or most of the factors that are key to the project has been considered, that way, we would have seen the project from different perspectives. If a validation exercise is correctly done, it will reveal all the risk inherent in a project. As these risks are identified, business analysts should ensure they are documented down to the tiniest one. An approach is to draft a risk schedule and share with relevant teams.

In the best case scenario, everything you want to happen, happens: under budget and ahead of schedule. In the worst case scenario, your plans fall apart. The vendors quit, the scope creep becomes unmanageable, and the customer asks for rework on every deliverable. Now everyone with a horse in the race is unhappy. The next best thing to a golden path is a well managed critical path with intuitive mitigation plans. Spend some time thinking about what could go wrong and pondering how you’d handle it. Ask others in your organization about what has gone wrong in the past and how they managed it. Be creative and leave no stone unturned. With solid risk responses in place, you’ll be prepared to handle the unlikely and the unexpected.

A key aspect that businesses are starting to focus on now is tying their risk management into their resilience and business continuity planning. At this stage of the risk management process, when building your risk mitigation plans, you need to think about how this ties into your Business Impact Analysis and any business or technology Recovery Time Objectives. Too often, risk and resilience operate in their silos or only come together after they have been started/completed. There are huge savings to be made either in time or in consultancy budgets by tying risk and resilience together.

One thing I have found helpful is to have a risk mitigant in response to each line of identified risk. It is not enough to merely document the mitigants, the business analysts should work with the departments where the risks are inherent to design practical ways to build and put the mitigant in place. The format to stop the risks from crystallising might be hiring people, or putting systems in place, it does not matter. What matters is ensuring that these mitigants are deployed side by side with the product before or at launch.

Communicating risks to stakeholders can seem painful, but it's absolutely necessary. Nobody wants to be the bearer of bad news, or risk seeming like a pessimist, but it's always better to get the message out while there's still an opportunity to mitigate disaster. Use this opportunity to create your own risk mitigation plans. Be creative and come to the meeting with solutions. Even if you don't come up with the best solution immediately, it beats showing up empty handed. Not only will you be looking out for the projects success, you'll be building a reputation of honesty and proactive thinking.

When we use the phrase “manage expectations”, it’s usually a euphemism for “tell them they are not going to get everything they want when they want it”. To genuinely discover and then manage expectations, we need to ask about them directly, before things start to go wrong. Too often ‘expectations’ only surface when they have not been met, even though they have not been previously articulated. By being open about expectations up front with questions like “what’s the minimum you are expecting?” or “what would exceed your expectations here?” we allow an honest exchange. When we discover expectations, we have two options 1) to try to meet them; 2) to try to change them! We cannot meet every expectation of every stakeholder.

In my experience, managing stakeholder expectations is critical to the success of any organization. I learned that it requires a deep understanding of stakeholders' needs, interests, and concerns. By effectively communicating and engaging with stakeholders, I was able to build trust and support for the organization's goals and objectives. Understanding culture and managing the risk with executive and influencer stakeholders will minimize risk and contribute to a positive outcome. Leading with insightful knowledge that can be used to be more effective in one's role; improves the organization's ability to manage change and steward financial resources in continuous improvement.

Regularly communicate the not only risk but opportunities also addressing potential concerns and highlighting how it contributes to achieving objectives. Solicit feedback from stakeholders and adjust the risk management strategy accordingly. This ensures that risk management becomes an integral part of decision-making and goal attainment, fostering a shared understanding among all involved parties.
