You can systematically get the creative genius of a team going, if you create a super safe space for all and encourage participants to produce large amounts of ideas in a limited time. Ridiculously limited. Use the rules of Design Thinking to make the process productive - such as: every idea is met with respect - every idea is fair game and may be copied and built upon - don't discuss ideas in this phase etc... Also, make the session as inclusive as you can. Include researchers and salespeople, women and men, diverse ethnic backgrounds and age groups - you want the full scope of ideas at this stage.

In my experience, what works is to separate the phases. We often believe, there are two 'types': the 'creative' who produces ideas and the 'realist', who then decimates them - the strongest survive and get done. But this reduces the 'realist' to a destructive role (they might be secretely longing to be more creative at times) and it hightens the frustration for creatives. If you structure the whole process in phases, a creative and a logical part, we often find, that creative people can switch hats and be very realistic when weeding through their abundant output - and (here's the real surprise) the realists often produce the most outrageous and innovative ideas in a safe space. Design Thinking provides great tools to structure this process.

I have found the work of Alexander Osterwalder and Yves Pigneur (strategyzer) very helpful, who have produced a toolset or kind of 'standard procedure' to systematically test and de-risk the development of an idea to a robust market offering. Using their tools, risks are taken in small, calculated steps and implementations are continuously validated by the customer. Failing forward is a nice term to gradually, systematically and realiably bring ideas to market.
