How can you use Waterfall project management to develop products in a highly competitive market?

Blindly following waterfall product development will lead to failure. IN Product development, the key aspect is learning something, or getting some piece of information you did not know the day or week before. Also, the information or decision that does get passed on to a downstream team needs to be stable (i.e information that they can act on to close their information gaps, that will not change again). So, the key to waterfall is to identify the stable piece of information that is safe to pass on concurrently to the next team or process.

I remember the days when we had to create a PRD (product requirements document). The PRD included the business case, every requirement up-front, and all of the updated designs. This approach wasn’t good for anyone as people just stayed the course with the project – good or bad. To veer off the original path triggered delays. It was sort of an all-or-nothing approach. I say this because you can still do waterfall, just make sure that you and your team incorporate some of the aspects of Agile into your process. For example, communicate daily, be open to adjusting the plan, and accept/handle mistakes in the original set of requirements (trust me, many mistakes are there)!

Scope creep: The waterfall model has a potential for scope creep. Delayed testing: The waterfall model delays testing until after completion. Integration as a "big-bang": The waterfall model integrates as a "big-bang" at the very end, which doesn't allow identifying any technological or business bottleneck or challenges early.

Por ejemplo, actualmente se incorporan requisitos ambientales, declaraciones ambientales de producto e incluso cambio de maquinaria para la aplicación de productos comodity solo por cumplir requisitos ambientales. Hay que estar muy de cerca leyendo normativas y conversando con ejecutores para poder incluir en los nuevos proyectos de producto alguna ventaja que mire hacia estos cambios. Agile for sure! Agile project management offers flexibility and adaptability. With iterative cycles, or sprints, it enables rapid delivery of functional product increments. While everyone know Agile nowdays, I can list more like: scrum, kanban, exrtreme programming (XP), lean software development, feature-drive development (FDD) or Crystal :) less known where Crystal is a family of Agile methodologies that focus on people, their interactions, skills, work habits, and the unique characteristics of a project. It advocates for tailoring the processes and practices to the specific team and project needs, emphasizing flexibility and the reduction of bureaucracy to improve efficiency.

Waterfall project management is suitable for projects with low complexity, uncertainty, high stability, and large size. This includes scenarios where the product vision is clear, requirements are well-defined and stable, technology is familiar, and extensive resources and dependencies are involved.

The Waterfall model, characterized by its sequential and linear approach to project management and development, is best suited for projects where requirements are well-defined, predictable, and unlikely to change. While Agile methodologies have gained popularity for their flexibility and adaptability, there are still scenarios where Waterfall is the more appropriate choice.

While there’s nothing wrong with a hybrid approach, unless you’re building a house or a bridge there’s no reason to include waterfall in the mix. If you do choose a parallel approach, you’ll be much better off with a hybrid of iterative and incremental techniques (i.e. Scrum) for your uncertain value adds and a flow based technique (i.e. Kanban) for your repeatable, certain value adds.

Combining Waterfall and Agile methodologies into a hybrid approach allows organizations to leverage the strengths of both, optimizing for the predictability and thorough documentation of Waterfall with the flexibility and adaptability of Agile. This hybrid model can be particularly useful in complex projects where parts of the project benefit from detailed upfront planning, while other components require rapid iteration and flexibility.

When waterfall was created, the creator had iterations in mind. But over time, it morphed into a rigid phase-gated framework. What we need to remember is the market is highly volatile and unpredictable. What we now think is right could be not so in a few month or even a few weeks, and if you believe your project is like building a Lego, it's unlikely it succeeds. A box of Legos gives you all the pieces you need and a clear instruction; no one will come take away any of the pieces or screw up the instructions. In the real world, there are many other projects running and needing the same resources you need, and a whole lot of distractions thrown into the mix. So the waterfall framework that is commonly used nowadays won't serve you well.

In a highly competitive market, speed to market and responsiveness to customer feedback are critical. Evaluate whether Waterfall's sequential nature may hinder your ability to quickly adapt to changing market conditions. Consider implementing Agile practices, such as regular customer feedback loops and iterative development, within a Waterfall framework to increase flexibility and responsiveness.

Competitor Analysis: Perform a detailed analysis of competitors to understand their strengths, weaknesses, and strategies. This can help you identify opportunities to differentiate your product. Risk Management: Develop a robust risk management plan to identify, assess, and mitigate risks that could impact the project's timeline or success in a competitive market. Agile Mindset: While following the Waterfall methodology, adopt an Agile mindset by remaining open to changes and feedback throughout the project. This can help you respond more effectively to market dynamics.

Don't forget to account for the company's culture and the teams involved work styles, especially communication speed, channels and decision making. Everyone knows a person who plans every detail and minute of a trip. Likewise a person who just sets off without any plans. Projects regardless of the method need to have a reason they exist (with either a firm or flexible deadline) and ideally a realistic budget to achieve the need. The project method is the "how" to deliver given the players, size, priorities, purpose, extent of analysis, expectation of goal duration ie anticipation for future releases/ enhancements and on and on. In my experiences, the method needs to be the one that best fits the teams doing the work.

Technology products who are a combination of hardware and software, are suited for a waterfall planning because the development cycles in any case are longer typically year(s) of effort. So the improvements in the products can not be incorporated right away hence in any case log term plans who have margins available are more accurate and predictable.
