1 What is the NGT?

The NGT is a four-step process that allows you to rank ideas based on their scores and consensus. Firstly, each participant writes down their ideas individually and silently, without discussing them with others. Then, each participant presents their ideas to the group, one at a time, and the facilitator writes them on a board or a flip chart. After that, each participant rates each idea on a scale of 1 to 5, where 5 is the highest score. Lastly, the facilitator calculates the average score for each idea and ranks them from highest to lowest. The group then discusses the results and tries to reach a consensus on the top ideas.

2 Why use the NGT?

The NGT offers several advantages for prioritizing ideas in CPS, such as reducing the influence of one or two dominant participants, encouraging introverted or shy participants to contribute, fostering creativity and diversity of ideas, enhancing the quality and validity of ideas, and promoting the acceptance and commitment of ideas. This is achieved by allowing each participant to generate and present their own ideas without being influenced by others, requiring each participant to rate each idea based on objective criteria and evidence, and involving all participants in the process and seeking their agreement on the final ranking.

I have always enjoyed the magic followed by this technique since it offers a sort of connectivity and comprehensiveness one aspires to. Such a process entails absolute objectivity, lack of bias and free association of ideas when it comes to really hearing the diversity of voices tacitly involved in a kind of desirable symbiosis despite casual incongruities and differences involved. While eveone is encouraged to contribute, there are always certain ideas which make more sense in terms of problem solving. In the end, The more relevant ideas according to the contributors are the ones which stand out the most offering a better understanding of the problem and the solution.

It is crucial to use the NGT in Creative Problem Solving because it prevents certain groups of people from dominating the decision making process. It creates a platform where all team members share their ideas. It also creates an avenue where all team members participate in decision making.

3 How to use the NGT?

To use the NGT effectively, it's important to define the problem clearly and communicate it to all participants before the session. Select a facilitator who can guide the process, record the ideas, calculate the scores, and moderate the discussion. Additionally, choose a group size of 5 to 9 participants with relevant knowledge and experience on the problem domain. Provide each participant with a pen and paper or digital tool for writing down and rating their ideas. Allocate enough time for each step depending on complexity and number of ideas; a typical NGT session may take from 30 minutes to 2 hours. Lastly, make sure to respect the rules of the NGT such as no talking during idea generation and evaluation steps, no interrupting during idea sharing step, and no arguing during idea ranking step.

4 What are the challenges of the NGT?

The NGT is not a perfect method and may be faced with some challenges. For example, it may not generate enough ideas if the participants are not familiar with the problem, lack creativity, or feel pressured by the time limit. Additionally, the nuances of ideas may not be captured if the participants use vague or ambiguous language, or if the facilitator misinterprets or summarizes the ideas incorrectly. Furthermore, the preferences of the group may not be reflected if participants rate ideas inconsistently, dishonestly, or randomly, or if the facilitator manipulates or ignores the scores. Lastly, a consensus on the top ideas may not be achieved if the participants have conflicting opinions, interests, or values, or if the facilitator fails to facilitate a constructive and respectful discussion.

To overcome the challenges of the NGT, you can use some strategies, such as providing background information and examples to stimulate the participants' thinking and creativity. Ask them to explain their ideas in detail and use specific language, and use a standard scoring system that requires justification.
