How can you show empathy and understanding with difficult employees?

Showing empathy by analyzing the root cause of a problem involves understanding and acknowledging the underlying reasons behind a person's feelings or situation. 1. To show empathy, it's crucial to actively listen to the person's concerns or feelings. Pay close attention to their words, tone, and body language to understand the emotions they’re experiencing. 2. Encourage the person to share their thoughts and feelings by asking open-ended questions that delve into the root cause of their situation. This can help you gain a deeper understanding of their perspective. 3. When the person expresses their feelings or concerns, reflect back on what they've shared to demonstrate that you understand and empathize with their experience.

Put Yourself in Their Shoes: - Try to understand the situation from the employee's perspective. - Consider their background, experiences, and personal challenges that may be influencing their behavior. 2. Training and Development: - Identify areas where the employee may benefit from additional training or professional development. - Provide opportunities for skill-building and growth.

When working with root cause analysis in a personal setting many of the same tools used in process analysis can overlap. For example using the 5 WHYs is largely beneficial to be able to understand where the problem is coming from. Actively listening to the individual and driving down into WHY. Why do they feel that way, why are they reacting the way they do, etc. Investing time in the conversation and conducting this in a way that isn't an interrogation but is empathetic is crucial to success in the analysis.

Fix your employees’ behavior: Observe and document. Record the problem behavior. Ask questions. Understand the employee’s feelings and view. Analyze the root cause. Use the root cause analysis. Do these: Identify the gap. Create a challenge statement. The gap and why it matters. Analyze findings with colleagues. Consult and get feedback and input. Formulate activities. Actions to create value and close the gap. Identify behavior changes. Improvements the employee needs. Implement behavior changes. Steps to assist the employee change. Map root causes. Diagram of the problem, causes, and solutions. Create an action plan. Tasks, responsibilities, timelines, and resources. Provide feedback and support. Coach, mentor, and motivate the employee.

In my experience, this step is absolutely critical. Difficulties experienced and/or creating hey employees are almost always a symptom of a deeper issue. It’s imperative for effective people leaders to diagnose the true issues through purposeful questioning and active listening (both verbal and non verbal) in order to understand where the employee needs support from THEIR perspective, not yours.

We've moved away from the word "difficult", right? And now we're open minded & doing more listening than talking which is very important in this case. At the point of acknowledging someone's feelings, as leaders we need to go beyond empathy - we need to be compassionate. The difference between empathy & compassion is an important one - compassion is empathy with action and as leaders who care about our employees & their happiness (which leads to performance), we have the opportunity and ability to act on making their circumstances better so utilise this ability as it will build trust. For anyone who's struggling in the workplace or is being seen as a "difficult" employee, compassion and ability to make a positive influence.

There’s a reason “People” always precedes management or leader, because people are people first. Effective leaders MUST acknowledge the humanity of their employees and seek to understand the feelings and emotions they experience. Even if we don’t agree, their feelings are their feelings and therefore valid. You can’t ignore the emotional components of performance and expect things to improve. This also shows the employee that you care about what they are experiencing and helps build considerable trust for the likely harder conversations ahead.

- When we can let go of "right" and "wrong" in the realm of defining feelings (our own and others) space is created. Putting myself in someone else's shoes does not make anyone else's shoes "wrong." - There is a difference between acknowledging feelings and accepting damaging behavior. There is a both/and that can take place. Boundaries can coexist with compassion. - Their feelings can coexist with the reality that their behavior is not okay. Just like my feelings can coexist with my decision to address them with empathy. Humans are capable of separating emotion from action. Inviting someone to do the latter after giving them the chance to be seen and heard is more effective than skipping this step.

First is to try understand what's really that is affecting them from its root cause without being judgemental in anyway.By asking open ended questions and actively listening and let them also share how they would want you support them.Reaffirm to walk with them and supporting them to come overcome whatever challenge or barrier it is.Also invest in confidentiality and respectful discussions.

A true leader will relate with their people, to give them the best possible experience whilst working with them. In contrast managers will typically control, and the nature of the role can hinder them from attaining a leadership level. That’s not to say it is impossible. The key is to relate to your team and be as open and honest as you can be about expectations. In return they will open up to you, treat you as a friend and together the team will work towards common objectives.

We've shown compassion (empathy with action) and are now offering the opportunity of feedback. When considering feedback, aim to use the "SBI" model: Situation, Behaviour, Impact. Describe the situation, the specific behaviour you observed, and the impact it had on the team or project. Be mindful of your tone of voice, eye contact and body language. Be warm, be open, be at ease. Always aim to provide constructive suggestions that encourages growth and development, emphasising solutions. The key to any progressive and productive team is focused on a solutions culture.

This is absolutely key. I’ve had an experience where a team member was not delivering against expectations of our stakeholders. This was not because they weren’t making an effort but because of certain behaviors that were perceived as un-collaborative. By providing direct feedback on these behaviors, with specific, observed examples (not what I heard from others) we were able to build a plan to shift perception to align with their intention that helped overcome the challenges they had faced previously.

Begin the conversation by acknowledging the employee's strengths and positive contributions. This helps create a more receptive atmosphere. Provide concrete examples of the behaviors or issues you've observed. Frame your feedback as genuine concern for the employee's well-being and success. Avoid blaming or criticizing; instead, emphasize your desire to help them overcome challenges.

Ensure that your feedback is precise, constructive, and timely, always targeting the behavior rather than the individual. Support should be personalized, ranging from coaching and mentoring to training or counseling. This approach isn't just about critique; it's a pathway to helping them enhance their skills, conquer obstacles, and reach their objectives.

Clearly outline the specific behaviors and performance expectations. Use concrete examples to illustrate what is expected. Connect expectations to the organization's values and mission. Explain how adherence to expectations contributes to the overall success of the team and the company.Provide detailed and transparent information about what is expected in terms of work quality, deadlines, communication, and collaboration.

The foundation of the conversation with a difficult employee is to ensure that everyone is on the same page with the expected outcome and goal. To achieve this, follow the outline of: -Intro: State the goal and include that success for the employee is a part of that goal -Explain what the measurables will be to attain the goal and ensure they are SMART (Specific, Measurable, Achievable, Relevant, Timely) -Explain parameters of the metrics and timeline -Determine target goals -Conclusion: Restate the goal and how the measurables will help you get there Next step is to determine the follow through and establish the dates for the follow up discussions.

Your expectations should align with the SMART criteria: specific, measurable, achievable, relevant, and time-bound. Communicate these clearly and consistently. As for boundaries, they should be fair, reasonable, and respectful, and you should enforce them firmly yet calmly. This approach helps employees grasp their roles, understand acceptable and unacceptable behaviors, and become aware of the consequences of their actions.

When you're dealing with a challenging team member, I have found it helpful to extend even further effort to show your commitment. You will perform your standard follow ups and check-ins, and then add an additional touchpoint as necessary. The "extra effort" provides more opportunity to bond and to let the employee get to know you as well.

You have done the assessment, conducted the conversation but now is the most crucial, and often most disregarded part of the process, THE FOLLOW THROUGH. This is where most "difficult" employees have been let down in the past and can potentially CREATE a difficult employee from one that is on the verge. Create an actionable plan with defined check in dates to follow up on the clearly defined expectations and/or priorities. This is a 2 way street. To be able to hold your employee accountable you also must have everything done that you said you would. Have an open feedback loop and adjust as able or necessary to be able to achieve the goal. Additionally, positive feedback at this point can be an outstanding motivator for the employee.

Your follow-up should be regular and frequent, maintaining a positive tone with recognition, praise, and encouragement. Monitoring their progress requires an objective, transparent, and data-driven approach, incorporating feedback, evaluation, and necessary adjustments. This strategy assists in keeping them on course, celebrating their successes, and promptly addressing any emerging issues or concerns.

One of the key duties of a people manager is to connect your team members to others who can provide guidance, training, direction. I have always found individuals develop from exposure to different role models, different situations. By observing and interacting with managers/leaders other than their people manager, they can see what techniques and approaches work for them (and how the individual can adapt these into their own skillsets).

One of the way to help the employee is also by helping them to identify their challenges, and accordingly enable professional trainings that help with self-awareness, self-development, leadership. By connecting them with other Leaders and associates in the circle, who can help the employee can also be explored. Assigning tasks to associates that can, in a way, help in their development and overcome their challenges may also help. All the above steps should be carefully assessed and outlined, ensuring it doesn't hurt the sentiments or boundaries of the difficult employee, to ensure it has maximum benefits to him/her. Know also when to seek support from HR, in order to protect the peace & stability of the team, or harm to organization.

Effectively navigating challenging personalities hinges on understanding more than anything else. At times, the intensity of someone’s challenging traits hinders us from wanting to dive deeper, going beneath the surface to genuinely understand them. Probing into their temperament, identifying what they find important, uncovering aspirations, and evaluating the relational bonds is important in moving the needle in building trust and rapport. Simply stating, “Our relationship is really important to me; what does a positive connection look like from your perspective?” significantly aids in mutual understanding and finding common ground. Remember, leadership is inherently about influence—it always has been and always will be.

If your objective is to be more empathetic, remember that starts with you (counter intuitive, agreed). When I want to build my character I seek out peers, teachings, lessons, and even entertainments that help me create better habits. However, empathy by its very definition is about how we understand others. So build yourself up to be the kind of person who seeks to understand others, all others, and then you will be well on your way to showing empathy and understanding with difficult employees.

If we view people management like a puzzle, with the pieces being intricate, unique, able to create a bigger picture, problem-solving of this manner becomes gentler. Look at the big picture, while recognizing the value of each jagged edge. Evaluate each piece. Recognize that not every piece can fit everywhere, but there is a lot of room for careful maneuvering before deciding something doesn't belong. The corner piece is a pain if you continue to try to fit it into the center of the puzzle. But when placed in the right spot, it makes the whole picture make sense.
