How can you reduce setup time and increase flexibility in your production system?

In my experience, I have used the five basic principles of Lean which are : 1) defining value, 2) mapping the value stream, 3) creating flow, 4) using a pull system, and 5) pursuing perfection. The five principles help in creating a frame work for the managers to discover inefficiencies in the system and deliver better value to the customers.

Lean manufacturing is a philosophy and a set of methods that aim to eliminate waste and optimize value in every aspect of production. Waste can be anything that does not add value to the customer, such as defects, overproduction, inventory, waiting, transportation, motion, and overprocessing. Lean manufacturing focuses on identifying and eliminating waste, improving quality, increasing customer satisfaction, and enhancing employee involvement and empowerment.

Set-up time can be reduced by applying SMED methodology. Start by analyzing the process and converting internal changeovers into external. Next step, make the tools that are necessary for the set-up/changeover available at the point of use.

Lean Manufacturing also must involve a complete review of decision making process in every area of the company to be sure added value is maximized in every single action of the team.

In my opinion the best way To measure setup time in Lean manufacturing, is calculating the time from the last good part of the previous run to the first good part of the new run, encompassing both internal (machine-stopped) and external (machine-running) activities. The aim is to minimize this time to enhance efficiency.

Seperate Internal and External activities. 2nd Step Simplify both Internal and External activities and reduce time 3rd Step Convert internal activities to External activities 4th Step Simplify the setup activity 5th Step Standardize the procedure and keep on doing continuous improvement in the process

You need to look at and constantly review all the processes in the chain of operations in order to balance out the cycle for improved change over times and flexibility of the production process, It is important to remember that you need to offer the customer what he wants, when he wants it and at the right price, by reducing set up and change over times we can meet these demands and create opportunities for business growth.

Analyze current process and look for deficiencies, eliminate unnecessary steps, convert internal changeover into external, make tools that are needed available at the point of use, standardize and document the new process, complete training of employees involved in the changeover, and monitor the new process to ensure that it's being followed.

In my experience have maintenance kits prepared before set up helped to reduce time. These kits were part of a total preventive maintenance program where all the plant departments acted as a Team.

To reduce setup time using SMED (Single-Minute Exchange of Die): 1. Observe and Document: Analyze the current setup process thoroughly. 2. Separate Activities: Differentiate internal (machine-stopped) and external (machine-running) activities. 3. Streamline and Simplify: Eliminate waste, standardize procedures, and enhance safety and ergonomics. 4. Implement and Monitor: Put the improved setup process into practice and continuously monitor for refinements.

A very powerful tool to maintain a new way of working is to make it visual in the workplace. This way operators can work via the process they see when executing the task at hand instead of having to memorize it or work via an instruction that is laying on a desk or workbench.

Simple steps to sustain setup time reduction and flexibility improvements: 1. Set clear goals. 2. Use visual tracking. 3. Analyze data. 4. Implement improvements. 5. Recognize and reward contributions.

In my experience Changeover times can be dramatically reduced in many cases to less than 10 minutes. Each element of the changeover is analyzed to see if it can be eliminated, moved, simplified, or streamlined. In my experience have utilised SMED which is Single Minute Exchange of Die which is a system for dramatically reducing the time it takes to complete equipment changeovers. The essence of the SMED system is to convert as many changeover steps as possible to “external” performed while the equipment is running and to simplify and streamline the remaining steps. To reduce changesovers time ... is not simple, althoug it seems pretty simple how you should execute the activities, is a journey that never ends. ? In orden to implement this lean manufacturing tool you have to consider the next aspects.? 1. People 2. Machinery and equipment. 3. Materials 4. Methods 5. Enviroment, health and safety Please do this before, during and after the trail. 1. Select a pilot cell. 2. Define the employees to perform the trails. 3. Prepare the tooling, tools and materiales. 4. Have available WI and SOP 5. Define a team in order to take notes, capture extra needs and monitor? and evalúate the events. 6. Take a video of each event?. 7. Analyze the video with the team until you achieve the goal. 8. Standardize it.

In my personal experience, we implemented various time reduction improvements in our facilities. SMED has consistently been one of the primary tools that aided us, but we didn't overlook the other Lean tools. The real challenge has always been sustaining and continuing the journey of continuous improvement.
