How can you overcome obstacles in problem-solving?

While solving a problem, the single biggest step is structuring the problem. Unless you’ve done that properly, there’s no way you’ll be able to solve the problem. This involves breaking down the problem into multiple smaller problems, figuring out hypotheses for each of these mini-problems and then running analyses to prove/disprove these hypotheses.

The first step in solving a problem is to understand if a problem truly exists. This is the critical first step that most forget and end up wasting time defining a problem that never really existed. We have to understand what the company or the person is trying to achieve and why they want to achieve that.

Absolutely! Accurately identifying the problem and uncovering its root cause are foundational steps in effective problem-solving. Utilizing various techniques, such as root cause analysis or the five whys, ensures a thorough exploration. This not only addresses surface-level issues but delves into the underlying factors, allowing for targeted solutions. By employing these methods, problem solvers gain a comprehensive understanding, paving the way to overcome obstacles more strategically and prevent recurrence, fostering a more resilient problem-solving process.

Gathering relevant data should come before you can define the problem. Most problems that organizations face are the downstream impact of a root cause problem that they have not yet identified. The symptoms of the problem may appear first before the root cause of the problem is discovered.

One of the key things is to remove noise from the actual information. Whenever you gather info, a great majority of the info can lead you astray. Idea is to identify the correct information and the correctness of it.

Toughest part. This could be visual observations, verbal conversations, documented text, system observations etc. All of this can be cluttered and might be as overwhelming as boiling the ocean. Figure out the filters, dice only what's needed.

One thing I’ve found helpful is forming multiple hypotheses and then testing those to see how they hold up. We are problem solvers. It’s a puzzle sometimes but step through things logically and usually come out the other side with a direction. Involving others is key because they can generate other hypotheses and help you test them. Different perspectives is what makes innovation ticks!

I usually go for the Gap-Fit approach. What the current state is - what's required to achieve end state - what can help me get there - is it realistic, feasible, economical, viable etc.

Por lo cual, es importante detectar a los stakeholders y sumar tantos colaboradores como sea posible para conversar sobre el problema. Si la reunión será con muchas personas, es aconsejable tener al menos un moderador e implementar alguna metodología ordenada, como brainstorming o diagramas de causa-raíz. Es también importante pensar no sólamente en solucionar los problemas puntuales, sino también en acciones para prevenir que situaciones similares vuelvan a acontecer. En el lenguaje de calidad, esto se llaman acciones correctivas.

- Brainstorming Sessions: Conduct brainstorming sessions with a diverse group to generate a wide range of solutions. - Think Creatively: Encourage creative and out-of-the-box thinking to explore unconventional solutions. - Evaluate Feasibility: Assess the feasibility, pros, and cons of each proposed solution. - Inclusive Approach: Include inputs from all relevant stakeholders to ensure comprehensive solution generation. - Document Solutions: Clearly document each potential solution for further analysis and comparison.

Establish selection criteria / framework first: when generating options you need to be able to address the criteria. Ultimately present all options as “like for like” to enable a decision. Always include “option 0”: do nothing. It’s an important calibration for the other options, and very occasionally is the best option. Constrain the options analysis time and resources- prototypes etc should be disposable, and if people invest time in an option they bias towards that option. Define multiple “layers” of the solution - op model (people, process, data, technology) is a good way to divide and consider impacts and changes needed. Build a calibrated model for costs across all options and consider same types of costs for all.

- Criteria Establishment: Set clear criteria for evaluating solutions, based on factors like effectiveness, cost, feasibility, and time. - Impact Analysis: Analyze the potential impact of each solution, considering both short-term and long-term effects. - Stakeholder Input: Involve key stakeholders in the evaluation process to gain different perspectives. - Pilot Testing: Consider testing solutions on a small scale to assess their efficacy and potential risks. - Decision-Making: Use a structured approach, like a decision matrix, to objectively compare and select the best solution.

Business case is the best evaluation method to propose a solution which helps unlock true tangible value. There could be non-tangible benefits such as compliance, penalty prevention etc which need to be factored in too

Criteria should be established before defining options: options should be constrained and comparable. In any business context cost is going to be a factor. Understand whether “raw” cost or NPV/IRR or some other metric is used in that business. Define the decision making approach / framework: who, when, where, how? Agree criteria weighting with the decision makers and apply it to the framework. E.g. how important is cost or time, which problems are more important than others and so on. These can then be scored and options can be compared with less bias. Adopt a “long list”/“short list” approach: capture all options and then exclude sub-optimal options. Always retain option 0 (do nothing) for calibration.

Great points on evaluating solutions. Let's broaden the perspective beyond just financial value. When we talk about the 'best' solution, it's important to consider a 360° view of value. This includes not only the economic impact but also how the solution enhances consumer experience, improves employee satisfaction, aligns with ESG goals, or meets specific company objectives. For instance, a solution that’s cost-effective but diminishes consumer experience might end up costing more in the long run. In strategy consulting, we often emphasize the importance of this holistic approach to ensure that solutions are sustainable, responsible, and truly aligned with the broader objectives of the organization.

Classic delivery model. Know the activities to perform, document the deliverables as end outcome and call out the support required from the eco system to bring life to the solution. Crucial to measure and monitor once it is up and running to gauge real business value

High level planning should be done during options analysis. At this stage you are mobilising and then executing on that plan. That will involve standing up the delivery teams and governance, doing more detailed planning, requirements elaboration communications & change management etc. Critically the monitoring infrastructure needs to be establish, alongside the accountability and tools to realise benefits.

Absolutely, implementation and monitoring are key. It's important to highlight the role of both lead and lag indicators in this process. In my experience, while both types of indicators are essential, placing a heavier focus on lead indicators, or operational KPIs, is often more advantageous. Lead indicators give you a quicker indication of whether your strategy is on the right track. In contrast, lag indicators, though vital for overall assessment, often offer insights after the fact. Therefore, prioritizing lead indicators can significantly enhance the agility and effectiveness of both implementing and monitoring solutions.

- Implementation Plan: Develop a detailed plan for implementation, including timelines, resource allocation, and responsibilities. - Communication Strategy: Communicate the plan and its rationale to all stakeholders, ensuring clarity and buy-in. - Monitoring System: Set up a system to monitor the progress and impact of the solution once implemented. - Adaptability: Be prepared to make adjustments based on feedback and the results observed during monitoring. - Post-Implementation Review: Conduct a review after implementation to assess outcomes and learn lessons for future problem-solving.

Identify which aspects of the problem are most critical and focus on them. Develop a step-by-step plan to address the issue, setting realistic goals and deadlines. Maintain clear and open communication with your client. Regularly update them on your progress and any challenges. This helps in managing expectations and getting their insights or feedback. Work closely with the client’s team. Their insights and involvement can be invaluable in finding effective solutions and implementing them successfully.

Seek mentors adept at guiding through intricate situations, particularly when confronted with challenges. These mentors not only bolster confidence but also offer diverse perspectives and furnish feedback on your strategies for overcoming obstacles. Additionally, tapping into their network, replete with valuable contacts, proves instrumental in effectively surmounting hurdles.

When facing challenges, it helps to chop the problem into smaller pieces. This makes it easier to tackle and lets you take that first step. Keep a positive attitude, believe in yourself, and remember that setbacks are just chances to learn. Stay organized and team up with others – it makes problem-solving less daunting and more effective.

I believe that the single most important element is team work, which basically means: LISTEN and consult your colleagues, subordinates and managers. The second most important element is to keep an open mind, and try not to make take too many things for granted. Just to show, an anecdote. Many years ago we needed to install a very large laser printer. Somebody said that it is the size of a door. So we checked the passage and saw that it will not fit. We were discussing various solutions such as tearing down a wall. Eventually, when the printer arrived, it did fit through. It was slightly smaller than a door... Do not take for granted...

Most of the above but also by identifying the people who’ve created the problem. Re-training them, moving them or removing them can be critical, too.
