CRM as a separate tool has very limited value addition unless it is completely integrated with your core system and process of customer journey. It cannot be limited to a " Sales" function but to a wide spectrum of business operations.

One thing I've found helpful is assuming that sales reps will not add absolutely any other information directly to the CRM. Thus it's important to bring the CRM where they are at critical points in the lead journey. This could be during the call (on Zoom/Gmeet), in Slack/teams post call. If it takes additional effort to maintain, assume it won't be maintained.

I'd add such questions to the list: 1) What is your budget for implementing and maintaining the CRM system, including any ongoing subscription or licensing costs? 2) What is the size and structure of your customer base, and do you anticipate significant growth or changes in the near future? Understanding your customer base will help determine scalability needs. 3) Do you have existing systems or software that the CRM needs to integrate with, such as marketing automation tools, email platforms, or accounting software?

Based on my 15 years of experience, I can say that the most effective teams I've supported relied heavily on CRM. From a Sales Ops perspective, our north star was always to have "tools dictate the reps workflow" which made it so much easier for them. Reps have a hard job; don't make it harder for them (think AI for CRM). Each day folks will sign in, they'll have their pipeline prioritized based on scoring (ie P0, P1, P2). Reps could now fully focus on selling vs keeping up with their pipeline management and not knowing which lead/opp to call first. Simplify and you'll get reps providing you with feedback all day long to make this process easier over time!

One thing I’ve found helpful is to maintain a CRM with minimal information. Many a times, 20-30% fields are not up to date leading to skewed analytics and and false positives/ negatives. Prioritise information to be filled up and help your AEs save time and do actual revenue generating activities rather than mundane tasks. Minimalistic CRM configuration leads to maximum results.

Do not reinvent the wheel and avoid custom development: it almost always takes longer to build something than you originally planned for and might very well require more in terms of time, money, resources to build and maintain it than if you just brought a dedicated solution.

We once had a CRM that was focused more on the administrative services than sales, Admin loved it but we ended up going another route. Customize only if that is the only way out. It is one thing to rename sales stages, and another entirely to introduce a bunch of new stages and then keep changing them every Qtr. This breaks your analysis if you were to measure sales velocity by stages. Document every change.

Develop CRM systems based on initial response of product sales. Evaluate with simultaneous feedback from Medical fraternity , patients in hospital indoors, and Direct sales responses. Design CRM based on your long term objectives , risk appetite and success vis a vis competition. Design multifaceted CRM module for multidimensional outputs. Penetrate deep in Market and be there for long . Be visible and keep growing with innovative strategy and product utility optimisation.

The common trap we see technical teams get into is: "It technically works, so we should be fine" and this is fundamentally an issue because it does not take into account a simple thing: people. The moment you implement concepts, ideas, validations, those need to resonate with the people using such systems and not just be technically "sound". Create a feedback loop with your users, shadow their day-to-day to understand usage patterns and then go to a drawing board, not the other way around. Poor system adoption in general, comes from not following these basic steps.

Customizations are useful but also keep in mind that the standard CRM is the way it is for a reason - it works for most use cases & most people. While there will be some customizations required to better suit your use case, please be clear on the areas where you are getting the customizations done. Sticking to vanilla ways also ensures lower learning curve for new people in the system.

Always test on the sandbox. A hundred things could break while testing. Always deploy it to a set of internal users first. Gather feedback. Ensure you solve for the use case. Build, test, document, enable & train, roll out.

There are popular examples across all domains where insufficient testing led to things breaking catastrophically. It is much better to find issues with your changes yourself before your stakeholders do. Best way to do this is in a sandbox testing and running it through a small set of internal/pilot users first to explore any gaps, gather feedback, and finetune it accordingly.

Testing and validating changes in a separate development or testing environment is a critical step in the CRM customization process. Use follow up strategies on all innovative efforts vis competition products. Improve utility and ease tech products . Every common man should be able to use your product with ease. Make it cost effective vis competition.

Clearly defined use cases and user stories, will help the implementation team to fully understand what needs to be done and what is expected. In the next step, these documented user stories will be used by the QA Team to test what has been built against the defined user stories. At last, the implementation needs to pass the UAT test, where the actual user tests what has been built. Only then the implemented use cases can be deployed

Building processes to help drive strategy is great but it will lose its impact if you do not document it and train the team on it. Documentation is key and is a must have before deploying/implementing any new process that will touch your end users experience/processes. Once you have this documentation, you need to run enablement sessions to ensure that everyone fully understands what changes have been made. Once this is in place, create feedback loops with your end users to better understand what's working and what's not.

One of the biggest issues I've seen after working for over 20 years is that no matter the business, what their size or revenue, they usually didn't have anything in place to help junior and new starters how their CRM was expected to be maintained and used. This causes HUGE issues, not to mention how much this affects ramp up times and hiring costs. Companies and Leaders should be looking to develop handbooks / playbooks that define how their internal CRM should be used and maintained to avoid much of the problems that they encounter during growth - bad data, poor quality, lack of information or transparency etc

Change Management & Enablement should already start weeks before the go-live, especially if a new system will be implemented. This is crucial to prepare all users to the new environment. During go-live - actual go-live trainings are important to onboard the users on the new system. Crucial for success is continued Enablement of all stakeholders

If you start treating your GTM teams as your colleagues, you have lost it. Start treating them as your customers and deliver on time, with urgency, and with quality. Document every change. Train every rep. Pointless to hold reps accountable for something they have not been trained on.

Developing a cross-organization plan helps with adoption and acceptance. - Remember that user adoption is critical, and is driven by multiple inputs, but critically the Diffusion of Innovations Theory approach requires plan on how the use will spread and become accepted across the organization. - Depending on the CRM system, there will be multiple releases per year (for example, Salesforce has 3). Pay attention to how releases impact users and their CRM interaction.

I would really recommend building your processes - sales, marketing, and customer success - with the right people in the room, before implementing your CRM and technology on top of it. What are your lifecycle stages? What are your deal stages? What are stages for customer success and handling tickets? You should know those answers first before adding tech and CRM to that.

One thing this article neglects to mention... Ensure that stakeholders outside of your business are are aligned with your updates / changes. Finance, operations, accounting, etc. are frequent users of CRM, and they need to ensure that any changes do not "break" their workflows and (hopefully) can benefit them as well. Mentioned above, but the sandbox approach is very necessary here. You also need to make sure everyone is updated on requirements, benefit, impact to workflows, etc.
