How can you motivate team members who are not contributing to the project?

In the realm of personal development, a common hurdle to goal attainment arises when individuals fail to connect with the broader purpose and alignment with their objectives. As a seasoned coach and leader, I emphasize the pivotal role of providing a comprehensive perspective. Effectively articulating the 'WHY' behind a project and its alignment with the company's overarching goals is paramount. Optimal motivation stems from projects centered around mastery rather than mere performance, a principle I've consistently advocated for in my coaching practice.

There are a variety of possible triggers, including a team member's disengagement from business's goals, a lack of clarity, skills and direction, a deviation from or pursuit of other professional goals, internal disagreements, or a lack of empowerment to carry out tasks. We should meet, listen, and identify the underlying reason as leaders. After offering the our full attention, we must choose the best course of action, such as placing him on the appropriate team for his skill set, assisting with his career, and outlining for him how he will contribute to the process. Regular communication to track improvements and advancements also motivates. In the end, we must devise a strategy that inspires the team member to give it their all.

In such a situation , the biggest roadblock lies within us - the leader . How many times do we shed our ego and sit across the table for a meaningful discussion with him ? Do we take the inputs from him without being judgemental ? Have we tried probing with the person as to what is stopping him from contributing to the team ? Have we appreciated him for whatever small inputs he has given in the team ? — I believe, barring few , most of the people want to work and get recognised . It’s the skill of the leader to find the nudge which gives him the kick .

Major causes to such challenge lies in lack of communication. Thus, there is a need to: - Prioritize open and transparent communication channels to address concerns and provide constructive feedback. - Once the cause is identified, we need to implement mentorship programs to foster skill development and enhance team engagement. Followed by communicating clear project expectations, emphasizing the significance of individual contributions.

Is the manager authorized to replace members who are not contributing or not? The word competent means ... 'Skilled & Authorized' ... most managers I know are either not skilled or not authorized ... or both ... 8-) If one of the two is missing (or both) then for me the manager is not competent. When managers are not able to motivate or authorized to replace ... then every solution is 'settling for less'. If this happens in an organization that is not challenging itself to innovate then this can last for years. A golden opportunity for coaches ... 8-) If the organization is challenged to survive in a competitive environment ... it will die sooner ... 8-) So my 'solution' ... make sure you have competent managers ... able & authorized!

Often this is where many struggle because it is unclear and they are unaware of what to aim for. Setting clear expectations will help them and provide them with the compass to go in the right direction.

This is a non-negotiable. One way I have approached this is to have all the members of the project come with their ideas on how they can contribute and measure. This increases accountability and also beautifully adds upto your own set of expectations that are ready.

Having experienced being given several projects in my former life, some people, as I was myself, can become overwhelmed with what seems an enormous end goal. Coaching them and helping them break that down into smaller bite size goals, with a realistic timeline, can create a clear path for them to follow and alleviate the pressure and anxiety they were feeling.

Clearly define what you expect and establish specific, measurable, achievable goals with time frames. Also we have to ensure they understand their roles and they contributions impact in the projects overall success.

An important aspect of setting expectations is to make sure the individual is convinced of his ability to meet those expectations on time; this also includes making clear the available tools and resources he needs

People want to feel that their contributions will be meaningful. Begin by being clear on WHAT each member is supposed to accomplish, not HOW they are supposed to accomplish it. Explain expectations in terms of the outcomes the member needs to achieve to reach team goals. Emphasise how each part fits into the larger purpose.

What gets rewarded gets repeated. Give specific recognition to the actual behaviors that align with meeting the objectives. This is making the assumption that objectives have been clearly defined up front.

Regular feedback, close tracking, and coaching play a crucial role in team members progress and development. For teams, these elements not only foster individual growth but also contribute significantly to collective performance. We must always remember, team development is an ongoing process that requires consistent effort and dedication from both the leader and the team members.

The fundamental principle of the brain is to avoid pain and move towards pleasure. When you provide feedback and give recognition you are aligning to the design of the brain. This creates momentum and this further fuels more growth.

Different employees have different comfort levels with giving and receiving feedback, so it's important to be respectful and not force feedback. Additionally, recognition and appreciation are given for different reasons, with recognition being about giving positive feedback based on results or performance, and appreciation being about acknowledging a person's inherent value.

When the goals are set and they know the direction and when you are regularly giving feedback. You get an idea of where they are losing track or what is preventing them from getting success. Now if you give them the needed things to break the inertia then you have a good chance to see progress.

Provide constructive feedback regularly which will help time to improve their performance. Offer guidance, support and resources to ensure that there will not be any knowledge gaps.

The most important support that one can give to make sure they are contributing is to ensure there is regular follow-up. This follow-up will encourage the team member to develop a rapport and to share challenges.

Some employees have lots of helpful knowledge yet hesitate to initiate opportunities to share stemming from various reasons. Using EQ and EI can open the door to show that you value contributions employees can make.

This one is huge! Autonomy and creativity is needed to thrive as a contributing member to any team. This starts with rewarding risk takers and catching them when they fail instead of reacting harshly. Learn and throw something else on the wall until it sticks.

If you are having the 'consequence' discussion you are late to the party. People take ownership and accountability because they are committed. They are committed because they have buy-in. They have buy-in because everything was put on the table. They all shared their thoughts and they are hard on the problem or issue and not on each other. So if you want people to deliver it starts early in the process. Ask yourself, what will allow everyone to share even the uncomfortable ideas and debate them. Trust is the answer. The truth is most everyone wants to deliver. Our job is to not make it difficult to do so.

When addressing the consequences of continued underperformance, it's essential to be clear, fair, and consistent. Explain to the team member that if there's no improvement in their performance, the company will have to take action. This might include a formal warning, reassignment to a different project where their skills could be better utilized, or, as a last resort, termination from the team. Regular follow-ups are crucial to review their progress and provide ongoing feedback. This approach ensures that the team member is fully aware of the implications of their performance and the seriousness with which it is being treated, while also showing that they are being given every opportunity to improve.

Navigating tough team dynamics, whatever the cause, can be a very uncomfortable topic for some. High-performing teams recognize that conflict is a natural consequence of collaboration. Engage in authentic dialogue with the aim to progress forward towards the common goal. Talk about what was the observed behaviors and focus conversation on what can be done to move forward.

When team members do not seem engaged, it is essential to understand if there was a buy-in. We live in a fast society, where we usually launch into action much quicker than some people are used to; for the sake of speed, we forget to understand the power of streamlined, effective communication and check-ins to ensure everyone is on board with your vision. Next time you see a team member not engaging and participating in a project, ask yourself or the leader first, did we communicate the direction effectively, and did we check in for everyone’s ideas and put them to execution?

Most of time we try to find the root cause in Team that is okay but Leadership , Strategies , Visionary Mindset and Approach are more important.

In my experience people are not contributing when the tasks are not clear, when they don't see the bigger picture and when the role is not clearly defined for the project. People like to contribute when the skills are matching with the tasks and when flexibility and creativity are enabled. There are challenges along the way and motivation can be down, so I think coaching and mentoring can ensure support and exploration of one's self. But, there is always the option that one unmotivated person, without skills and clear contribution to the project, to leave the project and focus on something else. There is no such sad thing to be trapped in one project and have the feeling that is not going anywhere. So letting go makes better choice.

A team member who is expected to contribute and is not? To motivate team members who are not contributing to a project, it's essential to understand their perspectives first. Encourage collaboration by highlighting the importance of their role in the team’s success and the project's overall impact. Lastly, ensure they feel valued and heard, fostering a sense of ownership and accountability in their work.

Values are what motivate us. David McLelland’s model is great at helping you understand where your emphasis to sell the project is & where the individual’s preferences lie. He differentiates between values where we’re moving away from something (pain) & those we move towards (pleasure). Yet we so often use towards language - eg as a result of doing this we’ll achieve x, be efficient, save money etc However, some people would prefer to hear about what the project will avoid eg failing, inefficiency, wasting money etc They may be opposites and if you’re towards motivated will think you’re saying the same thing but trust me to an away from person you’re not. Achievement, affiliation and influence are other elements of his model.
