How can you manage a team resistant to change?

Resistance comes from a few areas: A) people resist because the to-be process, structure or culture is not understood. B). Resistance occurs because incentives align with the current way of working and there isn’t any attention being paid to them. C) employees fear changes that will reduce the value of their knowledge or experience, particularly among middle mgmt. D) employees may not feel that they can assimilate adequately into the new culture, structure or process. There are undoubtedly other reasons for resistance (e.g. change history) not mentioned here. They key is to understand likely resistance and address the underlying reasons within the OCM approach.

To effectively manage a resistant team, it's crucial to first understand their reasons for resistance. This may include fear, mistrust, preference for the familiar, or disagreements with the change's benefits. Identifying these root causes allows for targeted communication and support strategies, helping the team overcome resistance and embrace the change.

Resistensi dari sebuah perubahan adalah sesuatu hal yang manusiawi. Keberhasilan mengubah kultur dalam pekerjaan cenderung dilakukan oleh orang-orang diluar lingkup dari orang-orang yang ingin diubah kultur kerjanya. Oleh karena itu penting memahami hal-hal yang bisa mengahalangi perubahan yang diinginkan. Beberapa hal tersebut itu adalah : 1. Orang sulit menerima instruksi dari orang baru 2. Ada orang lama berparadigma lama, ada orang baru berparadigma lama karena kontaminasi orang lama dalam melakukan pekerjaan 3.Ketakutan akan kemampuan masing-masing orang terhadap potensi dirinya 4. Kurangnya pemberian kepercayaan kepada orang yang di ajak untuk melakukan perubahan 5. Terhalang oleh birokrasi dari manajemen 6. Tidak punya database tim

Here's some reasons for resistance to change: *Self-interest They believe of losing something valuable as a result of the change ,so they are focusing in their self-interests and not the best interest of the organization. *Misunderstanding &lack of trust A lack of understanding about the implications of the change is also is a driver of resistance to change. *Different evaluations This situation arises when people assess the impacts of transformation differently to their managers or others who initiate the change. *Low tolerance for change Some people fear change because they worry that they can not develop the skills and abilities needed.

The individuals implementing changes are not usually those with the most influence on the team. Poor management fears the team members with influence. I have made this mistake myself more than once. Sometimes the natural born leaders are diamonds in the rough, out of the box thinkers who look bad on paper in your operation. Their desire for finding better or easier ways to accomplish tasks and looking out for the people over productivity can land them in hot water and give them a bad name among management. These people are the ones you need to fold in the most if you want to have any hope of gaining buy-in from your team. You will undoubtedly have to humble yourself and adjust your initiative, but you’ll be better off for it.

Identifikasi awal pada tim akan sangat membantu dalam rencana perubahan. Salah satunya adalah identifikasi orang-orang yang menentang perubahan. Memilih fokus utama kepada tim yang mau ikut perubahan adalah sebuah pilihan yang harus diambil. Jika memberikan perhatian kepada tim yang menentang tentu akan menguras waktu dan tenaga yang tercurah. Oleh karena itu biarlah mereka berada didalam ruang perubahan layaknya kita makan bubur dimulai dari pinggir agar lidah dan bibir tidak kepanasan. Agar energi perubahan yang dihasilkan akan dengan sendirinya menggerus ketidak-percayaan mereka terhadap perubahan yang dibuat seiring dengan testimoni-testimoni dari orang-orang yang telah merasakan hasil dari perubahan itu kepada mereka yang menentang.

Regularly monitoring and evaluating the change's impact allows for timely adjustments to strategies, ensuring the team remains on track. Equipping your team with the necessary resources, tools, and support not only aids in overcoming difficulties but also builds resilience, fostering a culture where pressure becomes the catalyst for transformation and, as they say, "no pressure, no diamonds."

Setelah testimoni demi testimoni hasil dari sebuah perubahan dirasakan oleh tim. Maka orang-orang yang menentang tentu akan berfikir ulang atas sikap mereka terhadap perubahan yang dilakukan . Karena tanpa mereka sadari perubahan itu justeru meringankan beban tugas mereka secara tidak langsung. Tim yang teredukasi oleh rencana-rencana perubahan dan sudah merasakan manfaat akan berpacu untuk merangkak naik ke jenjang karir dan posisi yang mereka inginkan , karena tumbuhnya kepercayaan diri tim hasil dari perubahan yang dilakukan. Kalau penentang tersebut tidak berbenah dan ikut serta kedalam arus perubahan maka posisi mereka cepat atau lambat akan tergantikan. Setelah mereka sadar akan hal itu, barulah beri konseling personal kepada mereka .

Everyone in the team has a different position and perception and therefore reacts better to individual interaction and feedback. By these personal interactions it will also be easier to identify the reluctance to change and how to address these per person.

Mengedukasi tim yang resisten terhadap perubahan akan memberikan dampak signifikan jika diberikan penghargaan berupa jenjang karir yang pasti bagi mereka sesuai arahan manajemen. Tetapi secara personal boleh juga dibangun pola penghargaan kepada tim berupa "makan siang" bersama, door prize dengan memberikan pertanyaan-pertanyaan terkait dengan pekerjaan dan upaya perubahan yang dilakukan. Penghargaan terbesar yang akan mereka rasakan tentunya dari apa yang mereka bawa pulang kerumah, berupa gaji yang bertambah. Secara pekerjaan mereka dapat kepastian tugas , tanggung-jawab dan jam kerja yang sehat dari upaya perubahan yang dilakukan.
