Nurturing creativity: Criticism hampers free thinking. Avoiding ownership bias: No need to defend ideas initially. Cognitive modes: Different brain processes are used; switching constantly is counterproductive. Start with brainstorming and follow with evaluation.

Creating an environment that makes stakeholders feel comfortable is key to extracting many ideas. Customers, suppliers and experts views and opinions will solidify that the actual problem you aim to solve is the correct one. Multiple alternatives allows you to pivot direction at a lower cost should the first choice end up non feasible or viability. Having multiple alternatives also allows you to justify and motivate why a certain path was undertaken. It allows you to weigh out pros and cons of different paths to solve the same problem.

All work faces competition in the market. And one of the methods I find very useful is Red Teaming. It is an exercise that involves deliberately challenging ideas, strategies, and assumptions. It is a brainstorming session where there are no hierarchies, no protocols, and everyone is welcome to submit or challenge ideas and opinions and fight it out to their last line of reasoning. A flat hierarchy, degree of freedom, the comfort of time, and an open system for debate ensure participation from every team member and stakeholder. It is a very effective method to ensure that all voices, especially from the younger or introverted team members are brought out. It is also a very efficient process for identifying biases and logical fallacies.

Mathematical methods like AHP or ANP may be complicated and simple weighted sum models give poor results in real life. Alternatively, some methods may not require the evaluation of alternative criteria at all. Another scenario to consider is decision making under pressure when likelihood of a negative outcome increases over time. The time spent on the decision-making process may outweigh the actual result of the decision. For these situations, there are less precise methods available that minimize the number of calculations and decision-making time.

Before alternatives are evaluated, it is important for the team and each member of the team to identify their common goals, and the assumptions about the environment of the project/idea that will define the boundaries of testing. This provides the benchmark for evaluation of alternatives. After establishing that, the team should reflect on (1) their sources of sustainable competitive advantage and (2) their key strategic priorities. The answers to the two themes will define the inherent advantages and constraints the team possesses in the said project. Having identified these, it is then a simple task to evaluate the alternative that utilises not only the team's advantages best but also converts its constraints into possible opportunities.

Beyond this point, managing external conflict is all about showing your cards, being transparent, and effectively communicating what you want in order to convince people to follow you on the path. But this is not why people will follow you. The other half of the coin is accountability for that which you do not know: the information that is outside your scope. And in this negotiation, if you do not come across as a character ready to take the sole responsibility for any fallout of that decision, then people simply will not trust your judgment.

Leaders need to up their dialog game and be willing to hold themselves visibly accountable to the decisions that are being made.
