Beside that some ideas to make it more engaging: Rotate hosts to bring diverse perspectives each week, organize informal sessions every fortnight for team bonding, and dedicate a day per month for appreciating team contributions during stand-ups. Retrospectives become engaging when action stems from feedback. Ultimately, time-bound, purposeful meetings foster engagement

Stand-up: 1. Ensure team members are discussing the work items that are far right, inorder to take it to the finished line. 2. Ensure you are tackling all the blockers/impediments identified to have a smooth workflow. Retrospective is to reflect on your current state at all levels (team, program, portfolio etc.) 1. Use appropriate techniques/exercises based on the current situation during your session. 2. Before closing, ensure that you have identified 1-2 action items and the owner for each of these items 3. Ensure to follow up on these action items to get them to the closure and always provide an update during retrospective sessions so that the participants are encouraged to attend and provide feedback.

A sprint and every sprint events are time-boxed iteration. Set a clear agenda, make sure everyone knows what to expect and what to prepared for the particuler sprint event. Let say Daily Standups should be 15 minutes or less, and avoid going into too much detail or discussing unrelated topics. Several things I've seen work effectively are little games for stand-up. Like having a koosh ball that's passed around to other team members so they can give their updates next. Or making it so everyone has to start their update with the last letter of the last word of the previous update. Just things that can help people stay engaged during the stand-up. Another thing to get participation is to have a trivia question of the day and whoever answers the most questions receives a candy bar at the end of the sprint. Something small but appreciated. If things are too stale, I recommend having a quick retrospective on it. Be cautious about "not having it" suggestions, but encourage out-of-the-box thinking.

In past experiences, we dedicated a special moment during ceremonies to openly celebrate and congratulate our teammates. Using visible post-its, we encouraged everyone to acknowledge the support received from peers and even across different teams. These notes of appreciation were then delivered to the 'helper,' fostering a culture of recognition and gratitude throughout the company.

Celebrating success is critical. Make sure that if something has happened (stories were accepted or someone achieved some milestone, etc.), make sure to acknowledge them. This could be wrapped up into a "last day of the sprint" kind of thing as well, but celebrating even small successes - and LEARNINGS -is important to the team feeling that they're being recognized. That will affect employee engagement and that's the key to a lot of the benefits we're looking to get from these approaches.

To acknowledge the successful work of a team/team member and to learn out of it, we can go for Appreciative Interviews, where the person gets to address questions like, 1. What were the challenges faced? 2. What were the mitigation plans? 3. What made the success possible? 4. What is that they are proud of? 5. What is the new skill/capability learned?

There's nothing more motivating than seeing outcome. So if a meeting supports people in doing their job, everyone will be engaged in the meeting. Therefore, make the meetings' contribution to your successes (including your learnings) transparent. Start every meeting by quickly revisiting how the last meeting helped doing your job. Well, and if you have meetings that don't help - change or cancel them.

Instead of shaking up the format or "celebrating" everything, you can try to make sure that the events are relevant and meaningful to the participants. Putting frosting on a cardboard doesn't make it cake, and trying to make irrelevant busywork "fun" and "engaging" doesn't change the fact that it's irrelevant. Bonus points if you can get the participants to OWN the event: then you usually don't need a timer, since they will use the time they need to reach the outcome they want.

If you are not revisiting the items discussed and non closed before the retro again, you are doing it wrong. Invest some time in revisiting the previous interactions before moving into new findings. The downside of not doing it will be generating the lack of accountability on what is being discussed there.
