How can you maintain an up-to-date and well-groomed product backlog?

To keep the product backlog updated and well-prepared, it's crucial to keep it alive and pulsating. Rather than being a static list of requirements, it should be a dynamic list of hypotheses to be validated. Continuously refine the items that make up the next hypothesis and update the backlog as new information and insights emerge. Remember, the backlog is a living and pulsating list, always ready to adapt to changes and learnings.

Defining the vision and goals for an agile project is critical for success. Involve all stakeholders and team members in a collaborative meeting to set realistic expectations and establish a shared understanding of the project's purpose. Ask questions to identify the project's problem, target users, key features, constraints, and expected outcomes. Create a clear vision statement and break it down into specific goals and objectives to guide the team's work. Review and refine the vision and goals periodically to ensure they remain relevant and aligned with the project's needs.

Keep it simple: pay attention to your customers' needs and prioritize those over your own preferences. Focus on building features incrementally to deliver immediate value to the customer. Many easily achievable features can provide significant benefits without requiring extensive effort.

In my experience, the MoSCoW framework with a weighted score add-on has proved the most successful. The framework categorizes the backlog into 4 groups and identifies a list of features most important for the viability of the product itself. The weighted score then ranks features within that list based on stakeholder needs.

Start broader, get granular - Do high-level prioritization across themes and epics first. Then drill down into finer-grained prioritization at the feature and user story level.

All stakeholders, led by the PO /BA or both in many cases, go through the product backlog, look at prioritised items, clarify them further, validate the requirements, lock the DoD/Acceptance criteria using techniques like INVEST/DEEP. This is done to ensure that the item meets DoR (Definition of Ready) to be taken on as a task in the next available timebox. This helps to keep the product backlog well-groomed & relevant to customer needs.

As a BA in a SAFe Agile project, I prepare in advance with the support of the PO a list of US on Jira written and respect the Definition of Ready (DOR) which is the INVEST criteria as an input / pre-requisite of the Backlog Refinement.

Keeping Product BAcklog up-to-date takes work in a busy environment. To make a more efficient schedule, Product Backlog refinement each Sprint. I sent a calendar invite. This keeps the PB refinement on your list more visible on your schedule. Running PB refinement every Sprint saves you time during Sprint Planning.

Keeping the product backlog relevant and well-groomed is an Agile tenet. There are a lot of tools to keep your Product Backlog maintained. Don't overcomplicate. Including extra tagging and layers, like a priority, delivery week, and budget... makes your PB more complicated. Keep it simple. For better visualisation of your PB items, you can use plugging between Jira and Miro. It helps to represent your PB items in a more visual view.

When backlog is too big and items are there for too long, something is off. You will notice that some items simply are never a top priority. For such cases, establish a maximum time these item should remain in your backlog and trim them. If they are so important, they will emerge again in the future. Keep you long term roadmap in high level items and keep a simpler and manageable granular backlog. This way your backlog will be simpler to manage, understand and communicate.
