There's no tricks here. I have a background in life coaching before I focused on agile and leadership. You don't want to convince. You don't want to lecture. You don't want to sugarcoat. You don't need structure. What you need is to agree on what the biggest problem is right now. A problem that is: - real - actionable - more important than other matters That's it. That's all you need. If you start actions on something that is not important there will be distractions, excuses and discipline will have to replace the lack of inspiration and drive. This works for a while. But it's just a snack. Aim for the core problems. Be patient.

Respect your team's time. Don't waste it. Gamification is fine as a treat, but the core issue has to be them excelling at their careers and business, not scoring learning points. Focus on the team's real problems. Engage with learning on actual issues that are happening the day and week of the mentoring. A team that wants or requires coaching is already busy enough, you don't want to distract them with metaphors and examples. A workshop where an "example project" is dissected then requires further effort individually on how to apply it to their situation.

The hardest part is root cause analysis. With teams that are chaotic I often get the core issue wrong, even if I set the agenda on the day itself. There will be uncertainties. I like to give mentees options that they can vote on, e.g. What do you think you are lacking the most? Support / Clarity / Confidence Have a session on that. Survey the team. When gathering feedback make sure the human elements questions are addressed with written, qualitative responses. Everything should be automated on quantitative KPIs. Aggregate them across a wide scale and do not sub-group or individuate. Analyze organization/team-wide. Lower granularities than that have noise and are most certainly gamed.

Most engineers never had the good fortune of working on a well-functioning team. They don't get to celebrate their wins. This is what drains their morale. Most of the time as an agile mentor you will be dealing with issue you've never seen before. It's enough that you focus on learning and share what you've learned. But this knowledge cannot be transferred directly. It's the learning process that is useful to accelerate with the mentees. This is the only benefit to you being in the room. Don't give them a hard time if they're having a hard time. Find successes. If they can't see their own growth and success, help them see it by celebrating their wins and encouraging them to review positive collaboration and express gratitude.
