How can you identify the best quality system tools for your organization?

In my experience, Alright, imagine picking quality tools like choosing the right tools for a home project. Before you grab anything, you've got to understand what you're aiming for your project – in this case, QMS. So, ask yourself: What are your goals? Where are the hiccups or errors in your processes, like figuring out where your wall needs extra attention? Understand what your customers, stakeholders,& regulators expect – it's like knowing what family wants from the finished project. Measure & monitor how well you're doing, just like keeping an eye on progress. By figuring all this out, you're essentially creating a blueprint for quality project, spotting areas to improve & making sure you're using the right tools for the job.

In my opinion, before identifying the needs, it is important to determine the readiness of the organization to use the tools. For this stage, an evaluation of the organization's readiness must be done, which requires a correct understanding of the organization and development of evaluation indicators. The issue that should be done after this stage is the formation of the change core and change management so that it is possible to manage changes during the implementation.

The most important thing is being aware that it's not the tool that will improve quality. It's the team, following the organization's process. Any tool should streamline the process, accelerate adoption, and provide insights. But the process should already be defined. Then we can choose the best tool to achieve our goal, not the other way around.

Selecting the right quality tool depends on the specific needs of your project. Consider factors like the type of data you're dealing with, the problem you're addressing, and the level of detail required. Tools like Pareto charts are great for identifying major issues, while control charts help monitor ongoing processes. Choose a tool that aligns with your objectives and enhances your ability to analyze, improve, and control quality effectively. Indeed, PDCA (Plan-Do-Check-Act) is a powerful tool that can be leveraged in any scenario, providing a systematic and iterative approach for continuous improvement in processes and outcomes.

Organisation needs to first set up end to end value steam of core business process depicting how they deliver value to end customers. Design this stream/process to yield best business outcomes. This should take care of much of quality system requirements. Then as next step, align to the specific quality system requirements relevant to industry or domain. Such a process provides a clear and near complete view of business, and makes it easy to identify tooling /automation needs. Anti-pattern: Many times organisations start with quality system requirements first to design SOPs. This approach often lands up into a situation where QMS SOPs appear as an overhead!

Here again it’s important to have clear understanding of your needs and business life stage. Avoid going for the hype but rather something that is easy to configure and implement.

Look for systems that are specifically designed for manufacturing quality management. I usually start by checking industry forums, reviews, and case studies. Also, attending industry conferences or webinars can be enlightening, as they often showcase the latest tools and technologies. Make a note of the tools that frequently come up in your research and those that have received positive feedback from users with similar needs to your organization.

Build a good requirements book that always focuses on the value a solution can bring the organization. Erase everything that makes it to complicated. Good vendors will support you with this.

This step involves a detailed analysis. Create a comparison chart or matrix to evaluate each tool against your specific requirements. Factors like ease of use, integration capabilities with your existing systems, scalability, technical support, and cost should be considered. In my past evaluations, I’ve found it helpful to request demos or trial versions to get a hands-on feel for how the tool works and to gauge its user-friendliness and functionality in a real-world scenario.

In my experience at this point, sometimes the comparison is made through the features that the tools offer rather than the limitations they have. In fact, it is important to analyze their risks from all aspects, such as data security, downtime, etc. Also, use the what if scenario to not have that feature. Such limitations are often hidden and require further investigation.

The evaluation process is a long process. Plan enough time. Be clear on the constraints. In my experience, to many people vote on to many factors. Concentrate on easy implementation, configurability, ease of use and at the end experience e.g. from reference customers. Never forget to align with your project sponsor. If you don’t have a powerful one, you‘ll become problems.

Problem solving tools can be identified based on the type and complexity of the products and processes. Any organisation can follow the pyramid approach: * Long term issues with unknown causes- Six Sigma black/green belt level projects. * Short term issues like Customer complaints - CAPA/8D/SCAR etc. * Process related issues - DOE, Validation, 3 Legged 5 why analysis etc. * Small improvements - Kaizen or Suggestions schemes etc. When these methodologies are set then organisation can use the relevant analysis tools and link with the problem solving methodologies so that any problems can be resolved effectively.

Never forget to check the real value of the tool. Where did it help you and how? This is important for your success in the project and helps you to get a good support for your further career. The implementation is ideally led by an experienced PM from your vendor that has a good success rate in earlier projects.

Choosing the right tool is a critical decision. It should align well with your organization's current and future needs. Once selected, the focus shifts to effective implementation. This often involves training your staff, setting up the necessary hardware and software, and integrating the tool with your existing systems. Remember, a tool is only as good as its implementation, so ensure thorough training and provide support during the transition period.

As per me, ISO 9001: 2015 implemented in its simplest and true form can be 1st step for any organization. It should not be seen as any other certification but way of working in day to day routine to achieve organization improvement. Define, measure, analyse , improve and control can be done as step 2 using 7 QC tools as a base. In Step 3, DFMEA AND PFMEA deployment across all projects will certainly help to identify risks pro-actively and mitigate them. Six sigma, APQP, new 7QC tools can be considered as advanced level tools and organizations can decide to implement once Step 1 to 3 are fully implemented and benefits earned

Also, be mindful of the flexibility and adaptability of the tool. The manufacturing industry is dynamic, and the ability to adapt to changing regulations and market demands is essential. Lastly, don't underestimate the importance of user feedback post-implementation. Regularly revisiting the tool’s effectiveness and making adjustments as needed can greatly enhance its long-term value to your organization.
