How can you ensure that user stories are inclusive of all stakeholders?

In my practical observation, the process of identifying stakeholders is dynamic. As the project advances, stakeholders undergo changes and are impacted at varying degrees. It is essential to identify the different project levels and their corresponding stakeholders. Incorporating diverse perspectives, maintaining transparent communication, involving stakeholders, and actively seeking feedback can be invaluable in this endeavor

We need to identify all stakeholders upfront through brainstorming & interview them directly when writing stories to capture needs. Have stakeholder representatives actively participate in story refinement and prioritization. Define clear acceptance criteria based on stakeholder feedback. Review stories in Sprint reviews with diverse stakeholders and gather feedback. Segment users into personas and write stories for each. Ask "who does this impact?" to remind yourself of stakeholders. For complex stories, break them down to address specific needs. Label stories with applicable stakeholders. Prioritize stories delivering value to multiple stakeholders. Document stakeholder input and acceptance for traceability.

Before writing a user story . The problem statement should be well defined and that well defined problem statement should be converted to an epic . Once we have the epic as a problem statement we should then break that into user stories and each user stories should be shippable.

We groom stories collectively with Product manager, owner, Business analyst, Tech lead, QA Lead, UI lead. BA or product owner drives the story while QA analyses all possible test cases, Tech lead validates feasibility and estimates.

During grooming/refinement, make sure stakeholders are present, so that they review the story then and there itself. If you feel stakeholders aren’t required for refinement session, then possibly invite stakeholders for intake meetings and get required information, which will help in creating story during focused refinement.

Listening Actively, Demonstrating Empathy, and Ensuring Inclusivity—across cultural, regional, and linguistic dimensions are vital elements when crafting user stories.

The first thing is to create personas. Start by creating detailed personas for each type of user or stakeholder. Personas should include demographics, goals, needs, pain points, and other relevant characteristics. Second, clearly define and understand each stakeholder's role in the product or system. What are their responsibilities, constraints, and motivations?

Special attention to unconscious bias when drafting user stories. Most of the times the groups assigned to drafting these fall within the same technical capabilities, business knowledge, backgrounds, etc. Make sure you ask for people to review and possible come up with extreme-user cases and make sure to apply the "child eyes": question, question, question! If possible try to go out and see users in their environment and identify their pain points.

I use a simple framework - given to me by a great friend Isobel Rimmer - that hopes me think about the story, Point - what is the main point I’m trying to convey . Not several just one. Story - how can I make this point come alive with evidence Point - and this is the killer. So what does my point and story mean to the other person. What do I want them to do about it.

Perform stakeholder analysis before you begin a release and sprint. This will allow you to analyze who needs to be involved and when.

Love this. I abbreviate into what skin in the game is involved. Gains and losses. Using empathy mapping and other techniques to tease out the key points. Too much time is wasted by avoiding to consider ambiguity and confusion at the expense of compelling sounding narrative. May I say BS?

Expecting teams to meet all six criteria might overwhelm them, so prioritize according to importance: VITSNE – a big, valuable story is better than a small, worthless story.

I find the INVEST criteria extremely useful but sometimes hard to apply and get multiple stakeholders to follow. Personally I find MoSCoW method a much easier method for a simple and easy four-step approach to prioritizing requirements which assist in an initial screening before applying the INVEST criteria.

Working closely with delivery teams, I've discovered the immense value of the INVEST criteria. It's a tool that not only empowers teams but also guides them in effectively splitting stories at the right moments. This method is grounded in our collective experiences and observations. It encourages teams to refine user stories, ensuring they are independent, negotiable, valuable, estimable, small, and testable. Adopting this approach has significantly improved our communication and continuous improvement processes. It's been pivotal in achieving outstanding results and enhancing overall team performance.

Love this, the world is not static, technology is not static, users are not static, so your user stories cannot be static. Make sure your user stories follow-up that evolution and mature and improve rather than being set in stone.

I get people to sit in silence and write down their understanding of a story. What it means to them and what would they do next. We role play sometimes by considering the stakeholders and can find useful gaps as we read the words. I do this to avoid loudest voices in a verbal exchange and to encourage true participation. Doing it in silence and anonymously creates an interesting vibe before people start reading out their thoughts.

Individual user stories don't need to be inclusive of all stakeholders as each user story is ideally written with a different customer or user person in mind. User stories are end user functionality so are written more from an end user or customer perspective rather than stakeholder (how is the work getting on and when will it be done) perspective. The stakeholder concept often relates more to project management rather than agile delivery. Holistically though you need to consider the balance of different customer needs so that meeting one group of customer needs does not disadvantage another group of customers (e.g. disabled people)

Secondly, use clear and non-technical language in user stories to make them accessible to everyone, avoiding jargon that might exclude certain team members. Additionally, prioritize accessibility and usability considerations within the user stories, ensuring that the product accommodates individuals with different abilities. Regularly review and refine the stories with input from all stakeholders to address any concerns or issues. Inclusive user stories foster better collaboration & ultimately result in more accessible and user-friendly products.

Agree on a strong definition of done signed off by the various diverse stakeholders. Without agreed elaborated features, we are wasting valuable sprint capacity and diminishing shareholder value

If you've identified other stakeholders that you want input from, you may have to tailor specific questions and prompts to get their input. However, user stories don't need to be relevant to "all stakeholders". Focus on one or two personas - they need to be deeply understood by those directly impacted by them, or those who will work on them. The rest can and should settle for understanding the broader goals, objectives, or even just the vision of what the user stories relate to.
