For many of us, It's that time of year! Performance appraisals are a natural part of evaluating talent, and it's sometimes too easy to evaluate team members based on vague criteria. Soliciting feedback from multiple sources also ensures that leaders include a diverse set of opinions in any development opportunities communicated back to team members.

As a company, have a rubric per role and level. And MAKE IT PUBLIC. People can't work on improving if they don't know what to improve. When you provide specific feedback around the rubric, people will be able to create a plan and measure progress against the rubric

A piece of advice I want give is to track your performance every day/week/month, not only once a year. When you facing upcoming performance evaluation in the end of the year it is insanely hard to collect all the work you've done and milestones that you've achieved. Thus probability of missing something raises too high. If you would spend 3??0?? minutes every week to collect your achievements for the passed week you will drastically help your future self. Also this weekly exercise will help you to understand if you're moving to the right direction of achieving your bigger goals. ?

Take your time to provide feedback to others. I keep a file on my computer where I write the wins/losses of people for over a week as I think about them. Only then I write a blurb providing them a recommendation. I use the SBI framework (Situation, Behavior, Impact) so they can realize what behaviors to change. And I provide recommendations because otherwise, I'm just being lazy and "blaming". I don't want anyone to feel down because of feedback, but I want them to be forward-looking

Encourage open communication and create a supportive environment where engineers feel comfortable discussing concerns about potential biases in the evaluation process. Provide training to evaluators on recognizing and mitigating biases, fostering a culture of awareness and fairness.
