How can you ensure that everyone is heard on a Machine Learning team?

From my years of leading data science teams, I've seen that ambiguity is often the root of most team conflicts. When team members aren't sure about their roles or the project's goals, they might unknowingly step on each other's toes. This ambiguity can lead to redundancy in tasks, misaligned expectations, or even a sense of not being valued. By setting clear goals and defining roles upfront, not only do we set a direction, but we also give each member a unique voice. Each person knows their responsibility and how they fit into the bigger picture. This clarity boosts confidence and ensures that everyone has a space where their expertise is crucial and where they are heard.

A machine learning solution that solves a business problem normally has multiple dimensions spanning multiple disciplines. For example, the mathematical rigour required in approaching the problem definition is as important as making the solution simple and intuitive to the user. Naturally, this opens up the possibility to incorporate different perspectives aimed at resolving different dimensions of the same business issue. The main challenge for the Product Manager / Director is to ensure that the problem definition is broad enough to address the entirety of the business problem at the same time bounded so that the scope and cost dimensions are manageable.

Over time, I have seen these review forums become positive, lively and inclusive but which also helps everyone prep and present like rock stars

At an enterprise level, when we embark on a AI transformation journey and set visionary goals to achieve, what we sometimes over look is the current state of the organization, some key factors I would recommend that we consider include 1. Is organization ready to adopt the advices from the machine, if not do I have a change management in place to enable adoption 2. Are we as a business following KPI base analysis of my business, if not then ML/AI or any transformation projects would be difficult to evaluate 3. Is Data Etiquette just a line in my slide or way of life? These questions might seem trivial at first, but a lot of the ML/AI projects fail due to unfavorable responses to above question.

In Machine Learning projects, team members working on different aspects of a project often need help comprehending each other's work. To solve this, team members should establish sessions where they can quickly teach each other using their shared expertise. As a leader, I encourage team members to teach each other in their areas of expertise. Each morning, our "Tech Standup" sessions involve team members sharing progress on their current projects. This helps establish a synchronized knowledge base, facilitating agile AI/ML tech development. These meetings keep us up-to-date, and our collaborative approach is critical to our success in this rapidly evolving domain.

Create an inclusive ML team culture by promoting active listening, psychological safety, and diverse input. Prioritize feedback sessions to nurture insightful discussions and employ tools for continuous communication. Recognize the unique contributions of each team member, from data analysts to deployment specialists, to unlock the full potential of machine learning and drive innovation.

Active listening needs to take place in a structured and receptive environment. It's not simply good enough to listen or talk for the sake of it. Input from members of the ML team needs to be captured and analysed. Active listening needs to be accompanied by proper information gathering.

Having worked on several interdisciplinary ML projects with chemists, biologists, and physicists, I realized that it is essential to complement diversity with a shared knowledge foundation to foster inclusivity and empower every team member. The success of such projects relies heavily on having a shared vocabulary and background knowledge. Without these, significant challenges lie ahead: data scientists can struggle to grasp domain-specific issues and data nuances, missing out on valuable domain-specific techniques, while domain experts can find it challenging to effectively convey their specialized insights. This can lead to delays, modeling inaccuracies and suboptimal solutions, as well as a lack of trust between team members.

It's not enough to talk about valuing inclusion and diversity within a team but rather choosing actions and approaches that support it. For example, in meetings or discussion sessions, extroverts often have an outsized role in contributing their thoughts or direction. In order to support introverts or people who don't naturally say as much in discussions, we want to give them opportunities to contribute. This could mean giving them specific opportunities to share their thoughts at the meeting. It could also mean talking to them in one-on-one settings or more written and personal communication.

The entire ML project can benefit by using the potential Diversity, Equity and Inclusion. You simply need to create an inclusive environment for everyone to feel valued, respected and heard. This may require creating opportunities for cross-learning, acknowledging different viewpoints and celebrating achievements. -Inviting and acknowledging different viewpoints can help create a culture of inclusivity. -Creating opportunities for cross-learning and mentoring can enhance team collaboration. -Celebrating team achievements and successes can reinforce a sense of belonging. Absolutely! Bringing everyone’s strength and perspective to the table makes the solution/project successful. However, there should be a specific phase in the project plan where these view points can be shared and brainstormed to optimise the execution time. In ML projects, this could be a recursive approach as each iteration is being considered as experimentation.

One principle of all high performing teams is that Diversity of Thought results in better outcomes. Building an environment where people can bring their own thoughts and expertise in a safe, open and direct way will pay dividends in team cohesion and execution of the teams ML goals!

There is often a dialema I see with customers when comes to the choice of tool required to deliver the outcomes. There are multiple products out there that claim to be a single unified tool required to deliver the outcome. While some of these tools are brilliant and can solve most of ML problem. There are key factors to consider when choosing the effectivness, 1) Team skills - while team needs to evolve the skill it is important to consider thier engagement and affinity. 2) Organisation processe - the strategy to execute, what is the release and collaboration mechanism will the tool fit for purpose. 3) Open source capabilities - ML models are evolving and will continue to evolve so it's important to consider the tool that can be flixible.

In a Machine Learning project, it's essential to employ effective tools and methods to streamline collaboration and communication among team members. Key considerations include: Data, Code, Models, and Experiments: ML projects involve managing vast amounts of data, code, models, and experiments, which can be complex. Effective tools and methods are necessary to handle these elements efficiently. Version Control Systems: Tools like Git enable tracking and synchronizing code and data changes among team members, ensuring consistency and collaboration.

Translating the business problem into a mathematical model and also defining the Business KPI that needs to measure model performance is key. Diversed input from decision making working group would shape this. Once we have a set objective the next step would be to evaluate the current process and capture any change in business process to improve the data capture. Often data is the key for creating generalised ML models that would help with decision making. Understand the data maturity and investing in tool / process to ensure better data for building, training and monitoring the model would be next big rock to solve for. Explore the reusability with other process would also be an avenue to explore

In most organizations, I notice most of the beginner level, intermediate level people of the team are unheard. Most often, they have a lot of learning working from data, interacting with clients. Emphasis on bi-weekly/ Monthly sessions by one of the team member on their learning working with data/ problems will go a long way.

As Machine Learning projects expand in scope and complexity, the need for diverse tools becomes evident. Consider a scenario where one data analyst prefers dbt for transforming and modeling data, while a data scientist finds Python notebooks indispensable for interactive data exploration. It's not just about hearing every voice on the team, but about orchestrating a symphony from these distinct notes.

Potential Risks and Biases: Identify and mitigate potential risks and biases in the data and models, ensuring fairness and reliability. Ethical Principles and Guidelines: Adhere to ethical principles and guidelines, such as transparency, privacy, and accountability, to guide responsible decision-making. Transparency and Accountability: Promote transparency and accountability throughout the project, making the decision-making process and the ML solution itself more understandable and trustworthy.

Ah, Machine Learning: not just ones and zeros but a Pandora's box of societal ripples. 1. Stakeholders: Your algorithm isn't operating in a vacuum—it's the new neighbor. Will it improve the community or be "that guy"? 2. Data Risks: Your data might be hiding biases like Easter eggs. Hunt them down, or the joke's on you. 3. Ethics: Follow guidelines, not just gut feelings. An ethical code should steer your project, not hindsight. 4. Transparency: If your algo goofs up, own it. A "no comment" algorithm is a red flag. 5. Fairness: Aim for justice, not just accuracy. Your code is binary; its consequences aren't. Good ethics, good business.

AI Ethics is a must-have. Think about the reputational damage that ethical issues can cause to your company's brand. Add to this compliance to AI regulations, some of which could be punitive, costing up to 6% of your revenue (EU AI Act). But AI ethics is a difficult issue to define, as it depends from person to person. Where to start? What issues to focus on? How to quantify biases? My recommendations: 1. Appoint an AI ethics committee, with a wide representation of roles, gender & socioeconomic background. 2. Put that committee in charge of both defining ethics guidelines *and* reviewing AI models before production using XAI tools 3. Get data scientists to quantify biases, write ML tests and automate them in your CI/CD pipeline

It's correct not only focus on technical aspect, but also consider the impact on stakeholders, society, address potential risks and biases, so it's ethical and accountable decision-making in your ML project.

I would recommend having meetings to talk about projects and hear others thoughts on it especially the constructive ones. Everyone should be able to talk , disregarding positions on the company, and the personal should be put aside.

One of the quintessential things for an ML team is data and its interpretation. Different people have different interpretations of data based on their personal biases. From personal experience, most of these biases happen with NLP-related tasks and there are different people labeling the data differently. This leads to a dataset that may contain ambiguities and not be the best dataset to train the model. Therefore steps can be taken where everyone is heard and based on consensus the dataset is prepared : - Take everyone's interpretation of "labels" for the dataset into account - Reach a consensus on criteria that define the labels - Label the dataset - Have a reviewer who reviews the end-to-end dataset

Defining the right data scientist background is crucial. I've categorized them into "internet" and "domain" specialists. The former excel in analytics databases and general ML, often with a software background. The latter understand specific domains, often coming from physics/math backgrounds, excelling in hybrid ML. In some cases, hybrid ML was shown to unlock new product features. Depending on your domain and business, both profiles may be essential. Nurturing and career developing both profiles are also essential to keep them on the team motivated.

Two things: - Trust and safety are important for the team to share and feel comfortable. - Emphasize that AI is not just about technology. This is a simple concept but we need to be intentional and explicit about this. Once people hear this enough they will feel encouraged to share their perspective and feel valued Example: what is the value of user experience in AI? It can mean the difference between adoption or rejection.
