How can you effectively communicate deadline changes to your team for Trade Shows?

The first step is to identify the cause and impact of the deadline change. Is it due to a supplier delay, a client request, a technical issue, or something else? How does it affect your budget, schedule, deliverables, and quality? You need to have a clear understanding of the situation before you communicate it to your team.

Learn and understand the Why and begin your discussion with your team! Inclusion and respect of their input will enable them to grow, develop and be prepared to shorten the delay in the future, ask better questions, and resonate with the impact and effect all while learning to better work together to eliminate a repeat of the situation!

I agree to it but would also say that having and making a Plan B would always come in handy. That way things would easily be handled and would not come as a shock.

It starts with team commitment, cooperation, and communication before setting goals toward a deadline. Having a team whose members are cooperative, not competitive, makes any changes easier to implement. Regular meetings and project-coordinating software to organize and track progress are essential. Ensuring everyone is engaged and informed as each step in the project is accomplished, as well as having shared responsibilities, makes it easier if there is a deadline issue. Starting with the initial deadline and tracking backward, always allowing a cushion of some sort, helps set realistic small goals and steps leading to the finish. Identifying and using each team member's skills in preparation for the project is essential.

Begin by identifying the appropriate stakeholders of the project who will be affected and those that could potentially assist with meeting the new deadline. In other words, try to avoid broadcasting the change to everyone - at least in the beginning. Afterward, it can be part of a SWOT conversation with the greater team to factor into future projects for risk mitigation.

The changes to deadlines must be communicated clearly and, if it's possible, explaining the reasons or some of these. It is therefore necessary to reschedule the timing of all the planned works.

The rest of these questions seem redundant if the questions is how to communicate changes in a Trade Show. When I do large events, we have calendar invites, weekly meetings the last two months out, and a master document that hold the foundation of the event. All changes are actively submitted in these documents. I only involve the people or departments that need to know about the concern. Alarming everyone of one issue is counterproductive. Risks and delays should have been calculated risks with plans prior to the project starting. Every event will have a hiccup. Panicking about this risk and not having a solid communication structure can easily make the trade show difficult.

Communication is the key, and discussing any updates with team members must be discussed. It is not just informing your teammates/colleagues of any news ends there, it should be a discussion of thoughts it caused and if it raised any concerns. Therefore communication is a key to a healthier work environment and guidance with eyes on the target.

One thing I have found useful is prompt analysis of the situation before communicating to the team. I do this by asking a series of questions: How much is the impact of the deadline changes? Does it work in our favor or against us? Who needs to know about the deadline changes? What is the best way possible to effectively communicate, get feedback and have every team member on the same page? How will different team members react to the news regarding deadline changes and how do I manage their reactions? Once I have a basic idea of the others to those questions, the next step is to hop onto the most effective channel to communicate the deadline changes. It is better to over communicate than under communicate to the team!

Open communication is key. Notify your team promptly once the decision to change the deadline has been made. Provide a brief overview of the situation, emphasizing transparency. Ensure that the team is aware of the urgency and the reasons behind the adjustment.

In my experience it’s always better to start with Why. Team needs to know the reason why the deadline is moving. Understanding ?why” will secure the team from demotivation and keep them engaged. Yet, if the deadlines or directions of projects are changing constantly even with clear ?why” it will be hard to keep the team spirit high.

In my experience the current feeling and approach should be to be ready and open to any change. Global solid strategy but quick decissions to face a twist in any moment. This is a need in the last years and make us more effective and creative. A real commitment!

From my experience sales teams don't like surprises, over-communicating alleviated a lot of problems for me since they were kept in the loop and knew what to expect on show day. Getting set up for any event is stressful, you want to make the set up and the day as smooth as possible.

Implement a system to track the team's progress towards the adjusted deadline. Regularly check in with team members, addressing any challenges they might be facing. Provide necessary support to ensure everyone is on track to meet the new timeframe.

After the trade show is over, it's important to look back and see how things went. Discuss how the team worked together, check if the trade show made or lost money and why, and ask people what they thought went well or where issues arose. See if using planning was executed properly, if vendors and contractors met requirements and if internally dealing with problems were resolved well. Look at what other companies did at the show, see if the marketing and follow-up after the event went well, and find ways for the team to improve. Take action towards change if needed, say thank you to everyone for their insight and positivity, and get ready for more good work in the future! Always have a pre show meeting a week before the trade show providing a trade show book with all the details about hotels, booth duty, key products/benefits, press releases and etc.

In addition to a final meeting a few days before the event, we provide a Know Before You Go live Google doc that gives all of the pertinent show information (agenda, hotel/transportation. meeting calendars, event app, lead documents and post show summary) so the attendees have an overview at their fingerprints and links to docs they will need up until we meet for the debrief afterwards. If changes are made to any of these, they have the automatic updates plus they can record “hot” info for immediate action.

To start with, a tradeshow internally is considered a “project” everyone has tasks that need to be pulled together to create the opening of the trade show. After your initial kickoff meeting, there are certain deadlines/mile markers that need to be met. These are each separated via a calendar invite that includes those individuals that need to meet that deadline. This actually keeps everyone on task when the calendar invite is set with a three or four day reminder so they are prepared for that deadline. If there is a change, you can simply pull up that calendar event reschedule it, put in the comments as to why it’s being changed and note to have anyone that has any questions or concerns to meet back with you individually.

And never do it over a text. Take the time to make a call and follow up with an extensive email or emails if need be, but never attempt to do so much over a text. A phone call is so much better and again then to follow up with a clear and informative email. One can never replace or implement inflection via text. It just doesn't work.
