I will first firm on on my goal ,what I want ho achieve with the digital transformation..Ex: customer experience. cost effectiveness. better time to market....ect. I will then analyse ,what are the areas in the present process which is not allowing the to be process to happen.Can these areas be digitised? what is the impact on the overall process and impact on the team? once impact identified and arrived at solutions ,I will then draw my To-Be process in a digital environment ,test and implement.

Firstly take a step back to re-assess the business objectives in context of the product/service value. the current process will unlikely be fit for digitalisation, so work backwards from desired outcome, define the functional steps and then map the digital enablers. Next is to refine the design through simulations, and experimentation if budget is available. Gamify this to bring in innovative ideas from the team and gain their buy-in. Exploring the market for established vendors and Fintech disruptors further iterates the solution design (even if an in-house solution is desired) Finally perform failure point analysis (like ISHIKAWA/Fishbone) to really test the solutions' resilience. Confirm who the decision makers are to sign-off solution.

Agile works great for digitalization programs and initiatives because it's hardly the case that any one person can take the lead and define what digitalization means for an entire company. Most likely it's a team of people with more or less digitalization affinity. Therefore an incremental, adaptable approach helps to keep everyone engaged while also keeping the initiative flexible. Working in sprints is great to deal with a huge challenge in small, high-value steps. Better to deliver 1 small good increment every 2 weeks to 1 month, than plan for an entire program only to realize the context or requirements have changed along the way. Digitalization is usually inside a VUCA context (volatile, uncertain, complex and ambiguous), so go Agile.

Design solutions applying change management best practices - empower cross-functional teams, use agile approaches with iterative testing, and involve end-users early for feedback. Manage expectations amid the change, while building digital capabilities incrementally. Having a non-siloed mindset acts as the catalyst.

When implementing your solution you need to also set up a system at this stage that will enable you monitor and evaluate performance in the subsequent stages. What I call system based implementation This include the following components 1) The technology or Solution unit 2) The measurement uniy that obtains measurements from the different touch points of the solution 3) Analyzer to turn measurements into KPIs 4) Compararor to assess if actual KPIs match desired KPIs 5) Decision Maker that informs on how to improve the solution in case desired KPIs are not attained

Focus on enhanced Change Management, thorough Safety Reviews and appropriate training, ensuring transformation is implemented safely and sustainably.

A few other contributions reference this in one way or another, but you must consider the people. If you are doing true digital transformation, you need to engage your stakeholders, SMEs, sponsors etc and take them on the journey with you (and from day one). If you do not bring the people with you, then the impact of transformation will be minimal; and some may say was it truly transformational.

In my experience it is also important to consider continuous improvement. A huge overhaul comes with a great amount of down time but implementing small but conscientious improvements across board can, 1: Lighten the load on all systems and 2: Point out early redundancy
