An inclusive mentoring program begins with thoroughly assessing employee needs, utilizing surveys and focus groups to understand their diverse backgrounds and aspirations. By asking participants their 'why' for joining as mentors or mentees, the program aligns with individual motivations and helps with pairing and enhancing its effectiveness. Understanding the demographic makeup of the workforce is crucial in creating a diverse mentor pool that reflects the organization's variety, ensuring every employee feels represented. Based on these initial findings and ongoing participation, regular feedback and success measurements ensure the program remains relevant and impactful for all.

You also need to understand what your business needs here. Think about the audiences where you want to see more representation, and the impact that will have in your business. Also assess your capability - what is your internal mentor strength, what external mentor capability may you need to provide access to? Also judge the level at which you want to provide mentoring - this will be closely linked to the overall goals of your mentorship programme. Is this about increasing the size of certain audiences, about improving pathways for next-gen leaders, or something else. Assess needs, strengths, goals and capability.

Mentoring is primarily a status for employees. Mentors can be of different levels and can be divided into those who adapt new employees and those who adapt young managers. By structuring your mentoring program, you can increase employee engagement with mentoring and can share invaluable knowledge - This can help in matching mentors and mentees.

It is important to periodically supervise mentors, assist them and find out what tools they need. Also conduct “pulse” surveys among mentees, take care of their psychological comfort and coincidence with the mentor. I find it useful to also reinforce two potentially difficult scenarios: 1 - not all mentor/mentee partnerships work out, and *that is fine* - we should equip people to be resilient if their mentoring does not work out, and not to view it as a failure. 2 - many mentor/mentee relationships have a natural lifespan - again, we need to provide guidance to both mentors and mentees to set this expectation.

Effective communication channels are required to get the buy in from corss functional teams on your program structure and planning. It is also important to remember the potential noise that can interfere in your communication. Until and unless the employees and management properly understand the organizational benefits of your programs and how it is linked with you company vision, mission and organizational objectives, there is a high chance for a push back.
