How can senior project coordinators manage complex projects effectively?

Project Coordinator must have clear understanding about project's scope, time line and corresponding budget. Must ensure required number of resources (Equipment and relevant experienced persons) allocated properly. Should track status of critical dependant activities. Optimum utilisation of resources must be ensured and on time order of long lead items should be guaranteed. Last but not the least, regular effective communication with all stake holders (including clients, contractors, lenders, and all executers) must be carried out to avoid any sudden surprise and can identify associated potential risks in advance, it will help to take mitigation measure to avoid any slippage.

Communication is probably the most important project management skill. Over 90% of a PM's time is spent communicating. It is essential that PMs can effectively convey vision, ideas, goals, and issues. They also need to produce reports and presentations that are informative and clear.

As you are establishing scope, time, cost: 1. Establish the “why” (this is being done) across all key stakeholders. This alignment and awareness is often missed thus leading to issues later 2. Meet stakeholders and project resources “where they are” this will put you looking through their lenses 3. Tailor communications that can be “pushed”, “pulled” - and automate (dashboards, etc) to remove cobbling data/updates : thus removing non value-add work.

We need to break down the projects in small pieces we can always see and avoid “black boxes”. From all the scope we need to identify which pieces can be done individually. That removes some dependencies. We need to focus on bringing insightful and constant feedback from all stakeholders. That way we can avoid some risks. We need to show and share each completed component we completed, even if small. That way we can measure if we are meeting expectations and reducing the need of status reports. We need to have all team working on top of the same backlog and remove other ways of document progress. That increases alignment with project goals and facilitates plan and replan. Then we we need to be happy and kind. That is success.

A project plan has to be realistic and must have the buy-in of your sponsors and project team. It should also document hold points, escalation points and authority delegations.

I believe keeping the Coordinators Calendar up to date each day is a good start. Project Milestones, task assignments, meetings, should all be part of the coordinators calendar. Forecasts and Billings should be considered a high priority as well. Working together with the Project Manager, the schedule of values should be updated throughout the project duration of the project. Work Order assignments should be planned and scheduled and then closed once completed.

In my experience, leading and Motivating your team will always pull the string together in any project; And one of the ways to drive this down is to vividly share your vision with your team and make them own it by trusting them with responsibility within their capacity and area of expertise while providing the overall project coordination. And where possible, incentive motivation (either by was of open appreciation, appraisal and gifts) for Milestones achieved will always be a win win.

Try to be work-wise as much as possible. Using contracts, formal documentation, and meeting reports are the tools to keep it in this way. At the same time be flexible but, keep it in terms of work and don't let the feelings distract your focus.

The key is regular and planned stakeholder consultation with,firstly the immediate team and widely the rest of the stakeholders. The immediate team are the project team members, designers and assurance team. The wider team are asset managers, maintainers and operators.

Retrospective. For me, without a doubt, one of the most important tools when it comes to evaluating and learning from our projects. Many teams I've worked with have used this technique at the end of the project, but the truth is that if used more frequently, it will give us greater flexibility and adaptation to any changes that may arise.

Regularly review and audit project deliverables to ensure they meet the defined quality criteria. 4Last but not the least - Foster a positive team culture. In my experience, senior project coordinators show their expertise through two things mainly, efficient people management and reporting. All good project coordinators are expected to plan well, organize well, lead well and execute well but people management and impact reporting sets them apart. A seasoned project coordinator knows what to present to whom. They focus on the exact things that light up the project and invigorate the same qualities in team that will make that project a big win from him/her

Managing stake holders expectations is the most important aspect of dealing with complex projects in my experience. Applying social and emotional intelligence and knowing how to resolve conflicts is vital as well. Communication is the key.
