How can performance evaluations be used to identify future leaders?

This is a great topic. Performance evaluations must be specific. They must focus on behaviors and outcomes, not on the person. If i am coaching someone to become a better leader, my focus is on left brain vs right brain behaviors. Most companies are over managed and under led. You manage budgets and lead people. You can not lead a budget. Great leaders understand that the right brain activity is the key to success as a leader. I would focus non their nevaluation that may have under estimated the influence of the right brain component of leadership success.

For every level if there are clearly defined criteria's then it is easier for the employee and their managers to evaluate the readiness of the employee for a specific role. Thee criteria also help the employees in creating an individual development plan in case they wish to build a specific skill or competency.

In our company, we view leadership differently. It's not just about having certain skills, like influencing others or dealing with pushback, but more about the role you need. You could be a team leader, a tech leader or you could be a leader of a whole direction - and the expectations for each are different. I firmly believe there's no such thing as a one-size-fits-all leader. It's tough to change someone through strict measurements; the assessment ends up being subjective. But changing a role, that's doable.

The problem with performance evaluation is that it tends to be subjective and not objective. Regardless of whether you use rubrics or not, biases affect the scoring.

As you think of how you evaluate someone for potential leadership, you need to look at a broad range of leadership skills. One well-established framework developed by Gary Yukl (of SUNY Albany) and colleagues, involves looking at how well the individual organizes task work (for example, by clarifying goals and roles), manages relationships (e.g. by supporting and developing others), and prepares people for change (by letting them know what is coming, encouraging and providing access to learning, encouraging innovative thinking, etc.).

Whole person, holistic, regular performance engagement conversations. That's the way to go. Annual reviews, even quarterly are infrequent and limited in effecting change and growth. What gets talked about and what gets measured gets done in organizations. What do you want to get done? Measure it, talk about it. Give every opportunity for each team member to succeed. Have them define success and seek alignment toward team/company objectives.

Uma vez no trabalho identifiquei alguém com perfil de líder. Possuía hard skills bem alinhadas, sabia propor solu??es altamente plausíveis e conhecia maneiras de encurtar caminhos. While coaching might beget copycat behavior, mentoring is an ideal way whereby the mentee (the staff) is enabled to distinguish the wheat from the chaff (to navigate through troubled waters) until they gain a fresh perspective of events (theirs as well as significant other's) all their own. Mentoring needs to be seen in the light of effecting a change in the mentee. A significant change that could happen in a mentee is "learning to switch to consciousness" from a state of unconsciousness or semi-consciousness. Once the switch is thrown, the mentee takes an autonomous pathway to professional awareness. So, as you can see, professional growth is not "seen this and done that," but becoming aware of one's own actions in the light of others'.

Critically important: Ask the person if they even want to be a leader. I've heard of so many brilliant experts who thrive at and deliver outstanding work when in their 'nerd role' (and I say that very lovingly). Then, when put into a leadership position, they can't play to their strengths anymore and whither away. So in addition to offering opportunities, ask the person for what they truly want in life and what lights them up at work. That's when they perform at their best.

I agree with Dr. Tschierske: not everyone wants to be a leader, and sometimes that is for very good reasons (even if the individual isn't able to articulate them). If you put someone who really doesn't want to be a leader into a leadership position, they aren't going to succeed.

Identifying future leaders is not a easy task, it goes beyond a simple performance evaluation. In my experience, it involves a strategic approach, including competency mapping. This means not just assessing skills but studying the behavior of high performers – understanding not only what skills they possess but also how they apply them, contributing to their high performance. Once these competencies are identified, the next step is to match them with potential candidates who exhibit similar behavior. This approach ensures a more comprehensive evaluation, moving beyond immediate performance to recognize individuals with the qualities and behaviors that align with future leadership roles.

I can understand where Moneshe is coming from... She gainfully equates leadership skills with initiative and problem-solving skills. However, I'd like to add that only when mentees crack the code of getting to know the folly of their own ways, will they be able to promote "being fully engaged at work" in others. And, if eventually, the mentee begins to show compassion toward others and transact business procedures equitably, they are on the path to becoming leaders themselves. The above cannot be a performance evaluation. But it shows one way to perform at work that serves as a beacon of light for other potential leaders!
