Here's how you can meet deadlines in the 3D Graphics industry by setting realistic goals.

In the world of 3D Graphics, understanding the scope means breaking down tasks clearly, making sure you have the right tools and people, and setting goals you can actually reach. This way, you stay on track and get things done on time, keeping everyone happy and the project running smoothly.

In games, scope creep is a real thing. Time, money and people all need to be taken into consideration when planning scope. I like to start with how long a project has to work with, the deadline, and then budget from there. List out the key deliverables and time needed to complete each task. Place names next to tasks to make sure no one is overburdened. Triage a list of must-haves to minimally accomplish the goal. Everything after that is a stretch goal. Clearly communicate that to your team so that the non-negotiables get done first. If you do have time after your main goal is accomplished, I like to give some freedom to the team to pick what they would like to work on in the stretch goals. This is a prime place for career development!

When it comes to scope, experience is what really helps me here. As the article already says, having a clear picture of the possible workload is crucial finding the right way to go. Often i tell my clients in an honest way, there's many ways to reach the goal. So i can really recommend using that beginning state of the project for indepth discussions with the client to really understand the needs and therefore the required tools and workflows for the task.

Here, I’d like to emphasize the importance of the starting point, from which you should base and compare your work at each stage. Choose a metaphor – a short phrase or word that your entire work should resemble. The metaphor should reveal its essence, help convey the message, or connect your 3D graphics with other parts of the project. Keep the metaphor in mind throughout the entire project.

In the field of computer graphics, it is common to face audiovisual projects in which the incorporation of CGI has not been planned from the genesis of the project, but arises as a placebo or palliative of unresolved elements. My initial recommendation is to avoid working on this type of project, since it is also common for clients to delegate the responsibility for mistakes to the last link in the chain.

When setting out your project's roadmap, be clear about how and why you are budgeting your time for each step. Base your estimates on past examples when possible. If you are collaborating, consult contributors for their estimates about the same clear expectations. This clarity applies to your buffer time as well. I usually budget about 20% extra time to account for vacation/sick time, computer issues, and personal life problems that come up. Take a look at your company's time off calendar, how often people on your team take time off (and they should be!), school holidays for parents, or any major life event like a wedding. Clearly communicate when times need adjusting at each step, and why, and if you are still within your buffer limit.

As a post producer I can recommend the use of a workflow design, in which technology and work technique are specified, as well as the steps of the pipeline, this graphic tool is essential to accompany a work schedule adjusted to the project deadlines.

1. Conceptualization: ? 1-3 iterations of discussing ideas, references, and metaphors. ? For animations, select references for different aspects and hand-draw key frames to understand scene duration early. 2. Graphic Production: ? Quickly determine the method for assembling geometry and materials, considering animation needs. ? Present results through low-quality or early-stage renders and animatics. 3. Polishing: ? Focus on details, lighting, and textures to finalize the project’s look. ? Confirm the final appearance before the render process becomes lengthy and costly. 4. Final Render: ? Ensure everything is agreed upon to avoid late revisions. ? Anticipate software issues by rendering in PNG sequence instead of a whole video.

Task prioritization is one of my favorite parts of the process. It allows me to plan from start to finish, addressing both creative and technical challenges. By setting a priority order, I can determine the best way to tackle each obstacle, ensuring the best results in the shortest possible time. This approach not only optimizes the use of resources but also provides a clear overview of the project’s progress, making it easier to make continuous adjustments and improvements.

Sometimes (especially in the early stages), it’s faster to start from scratch again, using your metaphor as the foundation. Sometimes a finished scene doesn’t work as expected: remove all lighting and materials, and start from the bare geometry. Sometimes even the most structured and sequential approach doesn’t work, and the client (or you) doesn’t like the result, which becomes clear only at the final stage. That’s okay, it happens!
