Ich besuchte unser Werk in Thüringen. Eine wunderbare Autofahrt, inmitten durch die blühenden Landschaften. Eine Mitarbeiterin rief mich auf der Fahrt dorthin an: "Ich brauche mehr Freiraum, ich kann so nicht arbeiten". "Ok, lass uns darüber sprechen wenn ich wieder zurück bin." Im Werk angekommen, hatte ich einen Termin mit meinen Mitarbeitern vor Ort: "Wir brauchen klare Regeln, so k?nnen wir nicht arbeiten". Mein Learning: zun?chst mal herausfinden, was die Menschen im Unternehmen brauchen, um die beste Team-Wirkung zu erzielen. Danach die entsprechende Rolle mit dem individuell gestaltbaren Wirkungsbereich festlegen. Und diese klar kommunizieren. Ein gemeinsam erarbeiteter Purpose ist extrem hilfreich und wirkt wie ein Katalysator.

This is possible only when the roles and expectations within a cross-functional team are clearly defined, and each member understands how his/her expertise contributes to the overall strategy. Next comes ongoing communication between the teams and team members to ensure diverse insights and contributions are integral in shaping the overall strategy. This communication also helps to detect and mitigate risks early in the game. I also find that using easy-to-use communication tools that are accessible to all team members enhances transparency and helps everyone stay aligned in meeting goals and milestones.

For any initiative, it is of utmost importance to figure out what success means. This could be in the form of OKRs or metrics like KPIs. What you can measure and track is what you can improve.

"Ich brauche klare Zielvorgaben" Ausrede oder wirklich notwendig? Wenn ich Ziele vorgebe, dann sind sie entweder zu ambitioniert oder zu leicht zu erreichen. Mein Learning: Ziele im besten Fall gemeinsam erarbeiten. Ich bin dann als Führungskraft in meiner Rolle als Coach und Mentor und versuche somit, das volle Potenzial der Menschen in der Organisation zu entfalten. Selbst wenn die Ziele von au?en kommen, k?nnen diese nochmals gemeinsam hinterfragt und die notwendigen Rahmenbedingung zur Erreichung erarbeitet werden. Nach dem Motto: "Ziele vorgeben, Mittel zur Verfügung stellen, den L?sungsweg frei lassen". Schlussendlich die Ziele klar ausformulieren, dokumentieren und sowohl im Team als auch in der Organisation kommunizieren.

Effektive Kommunikation besteht aus effektivem Zuh?ren. Denn wenn wer mehr redet als zuh?rt, wird keine neuen Informationen bekommen. Und speziell im Innovationsprozess ist es ungemein wichtig, unterschiedliche L?sungsans?tze zur Auswahl zu haben. Hierfür bedarf es einen "Safe Containers", in dem die Menschen ohne Selbstzensur ihre Meinungen und Sichtweisen frei austauschen k?nnen. Dies erzeugt ggf. Spannung, die entsprechend angeleitet, in eine kreative L?sung transformiert werden kann. Das Format des 4D Mapping kann ich hier speziell empfehlen, in dem über repr?sentative Wahrnehmungen L?sungswege gemeinsam erarbeitet werden k?nnen. Ohne Bewertung, ohne Angst, ohne Zynismus. Und es wir mit allen Sinnen zugeh?rt.

Weshalb existieren Unternehmen? Weil Menschen gemeinsam etwas erstellen, was sie alleine nicht machen k?nnen. Und weil sie damit Geld verdienen. Die logische Schlussfolgerung: die wichtigste Aufgabe ist Zusammenarbeit f?rdern. Dies gelingt durch effektives Zuh?ren, Spannungen zulassen und Konflikte l?sen. So entstehen Verbundenheit und Flexibilit?t. Zuh?ren bedeutet auch, alle Stakeholder einzubinden, regelm??iges Feedback einzuholen und sich auch dem "Unangenehmen" zu stellen. Ein gemeinsamer Rahmen ist sehr hilfreich: der erarbeitete Purpose in einem Prozess, bei dem das bisher Erreichte wertgesch?tzt und das Bewusstsein für die zukünftigen Herausforderungen erzielt wird, ist unabdingbar für das Schaffen eines gemeinsamen Rahmens.

Eines Tages sagte ein erfahrener Mitarbeiter zu mir: "Marco, das Thema vieler Menschen ist, dass sie die Weisheit der Indianer vergessen haben: You need to walk in the moccasin of the other at least 2 miles in oder to understand him." Heute sagt man dazu: Empathisches Zuh?ren. Konflikte werden dadurch sehr schnell gel?st. In Kombination mit "gewaltfreier Kommunikation"...: 1. In jener speziellen Situation habe ich wahrgenommen, dass... 2. Dies hat in mir folgende Gefühle bewirkt... 3. Ich brauche jedoch, um mit Dir gut zusammenzuarbeiten, dass Du .... 4. Bist du bereit dies zu tun? ...und den Regeln: Konflikte direkt und zeitnah direkt mit der betroffenen Person ansprechen. Nicht vor den anderen, sondern in einem vertrauensvollen Umfeld.

If and when conflicts arise, one needs to address them directly through mediation, focusing on shared goals and data-driven decisions to align the team and maintain project momentum. Last but by no means least, encouraging open dialogue and creating a safe space for diverse perspectives leads to additional transparency, early de-risking, and often innovative solutions.
