Here's how you can ensure deadlines are met within a team through delegation.

First, we need to identify the skills of each team member and understand their strengths and weaknesses. Based on this, we can define roles aligned with their areas of expertise. Next, we should set clear objectives outlining what needs to be done and when. These objectives should include relevant and achievable goals. It's essential to ensure that everyone understands the importance of deadlines and knows exactly what is expected of them.

In the recent event, there was a enterprise wide new CRM implementation that took place within my organization. While I wanted to make sure that my team is adaptable with the new functoriality that the organization is implementing but I also wanted to ensure fostering an empowered culture of continuous learning. Therefore I delegated responsibilities to different team members after assessing their strengths and skills. It helped my team to remain motivated, adaptable to the change getting introduced and uncovering their unsaid skill that is associated with each one of them.

Set expectations can be easily done by creating the Project Timeline vs Scope. This will ensure every team member is aware of the big picture: general timelines, and scope. This will also ensure easily planning on the team side and understanding the risks involved in not respecting the timeline and also transparency.

Setting expectation needs to involve 2 elements. One the overall goal of the team and second, the contribution and importance of specific team members in the larger goal. The team members also should ideally align with their peers on support required, timelines and set the right expectation with them also.

SMART methodology can come in quite handy in setting the right expectations, especially if multiple time-bound tasks are expected to be completed by different individuals in the team. Regular check-in's can be really helpful to keep the plan together and at the same time, offer a helping hand for anyone who is in need.

Depending on the scope of the deliverables, frequent check-in's definitely helps in keeping track of the overall progress. Setting up a clear agenda for such meetings would help in minimizing any scope creep and helps the team to stay on track with what's needed. One thing I learned from my wonderful mentors in my career - praise in public and coach in private. For anyone who are behind their deliverables, leaders should setup a separate meeting to understand how they can help. Team sync-up's are not the ideal vehicles for those kind of conversations.

We tracked progress and set reminders for critical milestones. Regular check-ins, similar to supply chain review meetings, helped us address any issues and provide necessary support. Open communication was crucial for quickly resolving roadblocks, just like coordinating with suppliers and transporters in real-time.

Once a Project plan has been built and shared with the team and stakeholders, it's very simple to monitor progress. Ensure you have regular Sync with the team where you go over the Project Timeline V Scope and project tracker, review risks and dependencies, and discuss issues or uncertainty, but also if needed re-forcasting is done before this becomes an issue.

Monitoring progress is where the skill of manager comes into play. I always personally use the Hersey-Blanchard's Situational Leadership model. The model very clearly helps identify the level of support and direction for each development level of team member.

Enabling team members with right resources to achieve goals is essential to make them deliver. Without right resources, team members will either face a roadblock or will put in place some mediocre resource which will impact the outcome of the project.

Excluding any available resources, information and tool that help the teams to work on their deliverables, expanding on the 'tribal knowledge' that certain resources tend to acquire over the years, is extremely important for any successful teams. We don't know what others know unless we ask a question!!

Think of your team as a startup. When you give your employees a stake in the company, literally or figuratively, they're more invested in its success. By involving them in decision-making, you're making them co-founders. Granting autonomy over tasks is like providing seed funding for their ideas. And recognizing their contributions is akin to celebrating milestones and rewarding their entrepreneurial spirit. When people feel like they're building something together, they're more likely to go the extra mile, innovate, and take ownership of their role. Recognizing their contributions, big or small, is the sunshine that nourishes this sense of ownership. Remember, people thrive when they feel valued.

In my experience, I’ve had projects where one team member excelled with detailed, step-by-step instructions, while another thrived with more freedom. I always check in and adjust my approach based on their feedback to ensure we stay on track and meet our deadlines.

In my experience, to meet deadlines, you need to encourage open communication. Implement an open-door policy and hold regular meetings. Practice active listening and encourage feedback to build trust and alignment. In addition, remember to recognize and reward effort through public acknowledgments, personalized appreciation, incentives, and career development opportunities. Create peer recognition programs to foster a supportive culture, and showcase achievements to higher management to sustain motivation and engagement. Clear communication channels and prompt conflict resolution maintain a positive team dynamic, while celebrating small wins boosts morale, and both are needed to meet deadlines.

Some additional strategies: 1. Define "Why, What, Who, When, Where, How": Clarify the purpose, scope, responsibilities, timeline, and methods for each task. 2. Provide "Time, Attention, and Commitment": Dedicate the necessary time and attention to support the team and ensure their success. 3. Avoid Micromanagement: Trust your team to complete their tasks and avoid micromanaging, allowing them autonomy. 4. Learn from Mistakes: Encourage a culture of learning from mistakes and use them as opportunities for growth. 5. Engage in Big Picture: Help team members understand how their work contributes to the overall goals and vision of the organization. Finally, Encourage Ownership and Tasks Based on Strengths.

Just a few tips I found useful especially in the area of delegation. 1.Specify what needs to be done, by whom and when it should be delivered. 2. Delegate task to the team member who have the expertise and provide resources needed to execute this task. 3. Set deadlines while considering task complexity and team member workload. 4. Encourage team member to share concerns and request for help when needed. 5. Regular check-in on task status and address any issue. Project management tools are helpful for tracking progress of assigned tasks and you can set a timeline for delivery. 6. Empower the team member to take ownership of the assigned task. 7. Recognize and reward team members who meet deadlines and deliver on assigned tasks.
