Like Conducting an Orchestra: In the work I lead in Data Literacy Programs, where we help to foster data literacy across the organization as a means to enhanced collaboration, we approach this not as management. We approach it as orchestration. With engagement activities, development/learning, and support/enablement, there is no shortage of performers, band sections and new pieces to compose. Viewing cultural change as an orchestra, and your role as a conductor, is a mindset shift for many. It's not about managing the performers, it's about clarifying the piece, the pace, and creating an environment for all to perform at their best... together.

Project management is an essential part of today's innovation and collaboration. There is no harm in using available frameworks and tools for project management, as it will help clarify what is happening, what team members can contribute and most importantly to follow up on milestones in a timely way. So will improve decision making, interactions and improving where things are slowing down or need attention.

Project management is important and critical. But project review meetings should focus on "managing the project". They should not get lost into solving problems. Using Project management tools to track the projects requires a skill get to everyone to focus on reporting the status of the tasks and not everything else around it. Questions should be like: What % is complete? When will the task be completed? What else needs to be done before this can be completed? Do you need more resources to complete the task on time? Each answer should add to the PM tool to update the schedule, resources or add new tasks that have been uncovered. Discussions to solve the problems should be taken offline.

Once a month in our staff meetings, I would ask every manager to provide names of people who have done something well to recognize them in monthly town halls with the entire team. It is not easy for people to bring these to the meetings, but pushing managers to identify and report them is just as important as identifying problems. This "pat on the back", given very publicly, encouraged everyone to focus on the positive aspects of the job and working together, recognizing each other, sharing their knowledge and working as a team. It also allows people to focus on the solution and not on the problem.

Tools cannot replace honest appreciation. So, when introducing them don’t believe they will solve your problems. They can only support a positive feedback culture.

Start at the beginning of the year with clear numerical goals. This should be followed by monthly meetings to review the status of the goals. Set up a spreadsheet with what was discussed every month against each goal, what progress had been made against the annual goal and what else needs to be done to achieve it. The regular rhythm of the meetings became a clean and simple way to provide feedback on the specific goals for the person to achieve. Sometimes it was positive and sometimes, it was obvious the person needed to do a better job. There was no debate if the goals are clearly set and monitored regularly. Any misunderstandings, interpretations, etc. all get flushed out early in the year.

In any change process or project finding feedback moments is very critical. This not only help review the progress and processes being worked on, but also supports team members working on these to understand their contribution, performance and what requires different approach. So always provide good space for this, and will definitely empower, motivate and encourage team to do better than what they are already doing.

The Power of a Question: Years ago, I was a Gartner Analyst and I remember the imposter syndrome I felt for the first 9 months, answering questions from executives in 30 minute sessions. I thought I had to have all the answers. After all, why were they paying the company, if not for answers? But what I found over time was that these 30 minute inquiries were 40% collaboration, 40% therapy, and 20% insights from me. And my greatest tool in these calls? A good question. Followed by the patience to let the person pause, and think. I found that many of these executives were so busy doing, that what they really needed was to pause, have someone ask an essential question, and to pause and work through it together.

Every year at the beginning it was best to bring the entire team together for a week of workshops, face to face meetings, evening dinners and some fun activities. This allowed everyone to get to know each other more than just their work. Everyone was asked to introduce their "personal" side in the first session of the week, allowing people to seek out others with common hobbies or interests. The camaraderie was built naturally, not forced.

Social interactions are one of the most important ways I build collaborative relationships whether I am on a project or not. I use teams and chat functions to communicate, have general chats and check ins and to share a bit of fun. The days of formal communication are dying and I for one am glad to see it go. We need real conversations with real interactions that help to provide solutions and outcomes and make all of our work and perspectives more human and valuable. This can be tough as what is defined as ‘professional’ has changed. You can be professional, a trusted expert, knowledgeable and still have fun, respond with a gif/emoji. It all comes down to trust and transparency and technology is the medium to create that connection
