Defining clear goals using a framework is good and helpful. The goals should always be divided into milestones and every milestone should deliver it’s own value to overall goal. Always prefer to go with rule of progression over perfection. For the long-term projects it is important to organize the team in a way that the change is easily adaptable. The solutions should be easily extensible and they should not be designed for a specific usecases. There should be monthly goal achievement progress meetings once in a month based on length of project. Recalling the goal and the progress always help you not getting out of your end goal context.

In my experience, setting clear goals is the first thing which should be done when a project kicks off and also remind the team about the end goal business is looking for. With each milestones, team needs to articulate whether we are approaching towards that end goal or not. For e.g. in a typical data warehousing project, we need to understand the end goals which would be final set of reports(either in Power BI or any other reporting tools). Now whatever the data engineering team is doing should fulfill those reporting needs whether we are getting neared to those KPIs. Similar things need to be done for AI/ML needs in a project.

Regular updates between onsite, offshore/remote team is the best mechanism for the successful DW/Any project's execution and deliveries. The updates could be related to technical/functional standpoints with respect to the project's or else career standpoints like the individual's promotions, salary hikes, awards, rewards, skill developments, trainings/cross trainings, team outing, celebration on the milestone achievements & project's go-live, customer satisfactions & client appreciations. Each and everything needs to be communicated and updated periodically by the way of Tcon, Vcon, Zoom, MS-Team, Skype, Google, F2F and Townhall meetings. So that, team spirit, trust, confidence, transparency lvl would increse and attrition are controlled.

As the lead for the data warehouse team, it's crucial to get daily updates from your team. Utilize an effective communication tool that can streamline these daily updates, ensuring everyone stays informed and aligned.

In a case of remote team(s) regular (daily/weekly) update(s) is crucial for the process control. "Direct" communication on stand-ups can briefly synchronize the process and help to fix the issues.

One thing I've found helpful is having easy access to template and framework libraries. Store templates for data integration processes, ETL workflows, and reporting frameworks. This will standardize operations and make scaling easier.

Having a sigle source of "truth" with the most recent data at all times, is really exciting!! HOWEVER, we need to ensure we have data governace controls in place to avoid the temptation of everyone to have their most recent "truth" as the single (& everyone else's) "truth", because this might impact negatively the accuracy of the data, and you may end up having and using the most recent, but innaccurate, data.

Sharing resources and information among team members fosters collaboration and leads to more effective results. Having a central repository for project resources can help the team work more efficiently.

Pareto's Rule (80:20) is very clearly demonstrated on a Data Warehousing Project. Locate the top 20% top performers on the Project, and solve their problems - if you can. This is the best way I have found to improve Collaboration on a DW Project.

Trust is key to successful software projects. 50 years of Software Engineering, 50 years of IT project management, and yet trust is unsolved as it's not measurable - which makes it troublesome to controllers. Furthermore, we expect marines mentality from each other and ourselves: Being professional is defined as "You function. Life events have no influence on your performance." This is as absurd as it sounds, it forces us to put on masks, and still it is the unspoken or even explicit expectation - and this distorted image of professionalism subconsciously ruins trust. I'm currently working on a set of workshops to address the issue on several levels and perspectives.

Culture of trust is important, it increases autonomy of engineers. But data warehousing team pretty often works with PI, so it is really important to identify, who really needs access to PI, and whom shall be isolated from sensitive data, to avoid risks of inaccurate actions.

I would add that the most important group for the long term success of a data warehousing system are the users. Building trust with the eventual users, and listening to them and help them to solve their problems is what makes people not only fund the initial creation but also the maintaince and upkeep of data warehousing systems, which is vital to achieve true business success.

I always encourage my team to have small side projects just to try new emerging technologies, which later can be integrated into main project. It is the best way for a team to get a hands on experience with such breakthrough tools, as LLM, embeddings, containers, ML, orchestrators... I'm doing it myself too, it helps me a lot to replace working more with working smarter.
