I like to do assessments with the business. IT has to understand the impact of decisions for the customer experience both internal and external. Often I will start with a survey of key consumers of the IT stack. I will then map this to the current project load, and prioritize the most impactful projects. I then provide the prioritization to the key stakeholders for buy in.

Once a very clear plan is prioritized, I like to tie key KPI's and OKRs to the extended team, and report on the metrics influencing them continually. With this, you must drive a collaborative feedback loop that allows for realistic adjustments to KPI's and OKR's..etc. These goals will be clear to all stakeholders, and fully transparent. Any changes in priority will be collaborated and communicated.
