Here's how you can effectively provide constructive criticism to your peers.

Build trust by acknowledging strengths and showing empathy. Approach privately, express appreciation for their work, then offer specific, actionable suggestions for improvement, fostering growth and maintaining a positive relationship.

Often, people don't remember what leaders told them. They remember how leaders make them feel. While trying to discover surface-level problems, what might be most helpful in building trust with your team members and others, is to be proactive in creating time to listen to individual or small group members. One of the 7 habits of highly effective people, is to seek first to understand and then to be understood. I would argue further. Additionally, seek first to listen and then speak to share your opinions. Remember to make your team members feel cared for. This is most important.

When offering feedback, it's important to do so with the intention to support and assist, rather than criticize. Ensure your tone is respectful and empathetic, focusing on areas for improvement rather than assigning blame. This approach helps to create a constructive and positive conversation, leading to better outcomes for everyone involved.

Before providing any criticism, it's crucial to establish trust with your peers. This means fostering an environment where they feel comfortable receiving feedback from you. Building trust involves being respectful, demonstrating empathy, and showing that your intentions are genuinely aimed at their improvement rather than criticism for its own sake.

The fact that trust is built over time is critical here. Leaders who "expect" a culture of trust, or a trusting relationship, when they haven't done their part to cultivate it (empathy, consistency, open communication, etc...) are infinitely less likely to be effective when conversations turn tough.

Timing is crucial for effective criticism. Choose a private, neutral setting when both parties are calm and receptive. For instance, after a project presentation, commend the effort and then discuss areas for enhancement, ensuring the recipient is ready to receive feedback and motivated to improve without feeling defensive.

Always ask the person if you can provide them the feedback. If they are not in the right mindset to receive what you are about to share, the value of the feedback is diminished. Some people like feedback immediately, others want to self reflect before getting the feedback from others. Don't assume you know. Ask if they are ready or when they would be ready!

I like to ask the other person about their opinion before I offer feedback. Sometimes they seem to have already understood the areas of improvement and much to my surprise even have chalked out action plans. In such circumstances alls that needed is to encourage them to do the right thing, and set up a feedback or milestone check mechanism

One of my favorite models for giving feedback to peers is the “Situation-Behavior-Impact” or SBI Model. Situation: Describe the specific situation in which the behavior occurred. Avoid generalities and be as specific as possible. Behavior: Describe the actual, observable behavior. Keep to the facts. Don’t insert opinions or judgments. Impact: Describe the results of the behavior. Because you’re describing exactly what happened and explaining your true feelings — not passing judgment — the listener is more likely to absorb what you’re saying. This is a non-threatening way to share both positive and developmental feedback that others are likely to receive well.

Vague feedback isn't helpful. Be specific about what behaviors or actions you're addressing. Provide clear examples to illustrate your points. This specificity helps your peer understand exactly what they need to improve.

Here's what I've learnt about feedback in the past 10 years: 1. Focus on Behaviour, Not Personality : Critique actions, decisions, or behaviours rather than making judgments about character or personality. 2. Focus on Actionable Steps, Not Theory: Offer suggestions for how they can improve, what actionable steps they could take and what resources they could use. 3. Encourage Two-Way Communication, Not a lecture: Create an open dialogue where questions can be asked, and where they can seek clarification or share their perspective. This promotes understanding and engagement. Feedback can be EXTREMELY useful if given in the right way, at the right time and with the right intention.

There is thin line difference b/w specific and straight. Being specific will always help but we should avoid giving straight feedback as in maximum cases people do not take it very positively. We can always take an example on ourselves while giving feedback and it should always be related to what we have to convey.

Critique actions, not the person. Avoid making personal attacks or judgments. Instead, focus on the specific behaviors or actions that need improvement. This helps keep the conversation objective and prevents it from becoming confrontational.

We should never attack a person or character, that could trigger a very aggressive and unproductive result. Instead, the focus should be on the outcome of the result of their actions. Make them realize the impact it causes others and the rest of the organization. Make them understand what could be done and be willing to extend a support to mitigate or help them overcome the issue. Thereby such conversations will not be a finger pointing exercise but a mentoring exercise, where the other person is on your side.

Focusing on behaviour rather than personality is crucial when giving constructive criticism. I've learned that pointing out specific actions allows individuals to see what needs to change without feeling personally attacked. For example, last year, instead of telling a team member they were disorganised, I highlighted how their missed deadlines affected the team’s progress. This approach made it clear I was critiquing the action, not the person, which encouraged a positive response and actual change. Sticking to observable behaviours not only maintains respect and self-esteem but also makes the path to improvement clear and actionable. It’s about helping, not hindering.

Never provide feedback on something you heard from someone else! The key is to advise what YOU have observed and the impact that behaviour has had, both positive and negative on the expected outcome. By focusing on the behaviour and impact, you can then solicit ideas together on what to change or reinforce.

It's not enough to point out problems; offer solutions or suggestions for improvement. Provide actionable advice that your peer can use to address the issues you've identified. This shows that you're invested in their growth and development.

True leadership shines when we convert criticism into coaching. By offering specific solutions alongside feedback, we not only guide improvement but also foster a culture of support and empowerment. This approach underpins a team's success and reflects a leader's commitment to collective excellence.

Constructive criticism is most effective when paired with actionable solutions. Rather than merely pointing out shortcomings, I provide specific tools and resources for improvement. There is no point providing feedback if you don't identify and agree the problem/opportunity, solicit ideas and determine a course of action. The follow-up time enables space for the person to make the adjustments and progress to the expected goal. The follow up encourages action to be taken and course correct. Nothing happens quickly.

Constructive criticism shouldn't be a one-time event. Follow up with your peer to see how they're progressing and offer further guidance if needed. This ongoing support reinforces your commitment to their improvement and encourages them to continue working on their development.

It’s always helpful to remember that being clear with others is kind. When we share feedback openly with peers in a nonjudgmental manner, we’re acting in service to them. Being clear around specific behaviors and the impact of those behaviors helps our colleagues to grow and develop while also improving the team as a whole. Hiding information from peers or holding back from sharing is one of the least kind things we can do. If we have information that will help someone else to improve and to ultimately thrive in their role, why would we not share it with them? Reframing feedback into an act of kindness makes it far easier to share openly and often.
