So, as far as task prioritization is concerned, it is recommended to follow agile method in managing web project, here the work is divided into sprints and backlog is created of the task to be created. So prior to any sprint work to be started a Scrum manager and BA is required to pull in task as per their priority in to the sprint. SM and BA should be well aware of how many resources are available in the upcoming sprint and based on this and available backlog he/she pull in task to be completed in the upcoming sprint. Then before the sprint start a tech grooming meeting is taken between the team where in the planned tickets are assigned to the respective developers.

During the technical grooming meeting developers get a chance to set their expectations on the assigned task, set an ETA and also communicate any challenges that they feel would be there in the assigned task,

Clear communication with your boss about workload expectations is crucial. Discuss project timelines, deliverables, and any potential challenges upfront. I feel BA and Scrum master is responsible to manage the team and hence they should be in alignment with the tech-leads to plan the resources well in advance. Pre sprint meeting an opportunity is provided for the tech-leads to think and if required ask for new resource and set exact requirements.

Learning to say no to additional tasks or requests that could overwhelm your workload is essential. Prioritize your existing commitments and assess whether taking on more aligns with your capacity. I learned this lesson when I initially struggled to manage multiple deadlines simultaneously. Saying no tactfully when necessary helped me maintain focus and deliver quality work.
