Whether to inform people of the situation ahead of time is often a million $ question. Capable leadership faces this head-on with transparency, authenticity and honesty. All the company achieves by hiding facts is to lose trust. People start leaving such companies and don't return. Always let people know the truth ahead of time.

Be open about what you can and cannot share and the concerns you personally have about getting through the tough decisions and situations. Sometimes just sharing that tough situations require a balance of what can and cannot be shared isn't a personal choice so much as a required business need. And ask for patience and a little forgiveness in advance as some of what may come will have impacts that you cannot personally overly influence. When times are tough, everyone feels the shock.

Respect the intelligence and the needs of the employees in the first instance, informing them of the Why, What and How of what the decision effects are transparently and with deep empathy for what they are experiencing. The need of the hour is to build a safe and trusted space even though the impact of impending decisions may not be positive. Allow people to express themselves in town halls and small group meetings. Leaders may find some surprising solutions to some of their problems from such meetings. Give people something responsible to do making them feel trusted. Even in a sinking ship, some need to hand out life belts and boats.

In crisis change situations where jobs may be at risk, employees cannot think logically, rationally and positively. Many may feel helpless. They need support in multiple ways. Great leadership would organise support through counselling for emotional healing, mentoring for skilling in other functions, consulting to find alternate jobs, coaching for behavioural adjustments and in similar ways. Leadership commitment to employees sustains and survives far longer than one can imagine. As long as details are provided honestly and empathetically, the workforce always understands the situation the leadership is in, as long as the leaders are ready to share their share of the financial burden as well.
