First of all, you need to do whatever possible to reduce complexity and timeline conflicts. This is not done by trying to be kind and fulfilling each stakeholder's wishes, on the contrary you need to take charge and focus on success meaning delivery of a working product or service. So you MUST take charge of the prioritization, I do advocate not just ask for what to prioritize but actually to take charge and present to stakeholders in a transparent and clear way your plan. Then keep this visible during the project and be prepared to take quick decisions to reprioritize, meaning working in an agile fashion. Stay in close contact with the stakeholders all time, and give everyone the same information. Finally, don't forget to have fun!

Here's what I think: In any project, especially one with tight or conflicting timelines, you will always face a constraint on resources—whether it's time, manpower, or budget. Without a clear understanding of what’s essential, the team risks spending valuable time on low-priority tasks, which can derail the entire project. Prioritization serves as the guiding compass for every decision.

In my experience, most of the failures I've seen were because of lack of communication. When the project manager / team lead is not in blame mode, people are more likely to report in time the issues. In software design, for example, sometime we take the decision to use a library, and then after a moment, we discover that it does not fit our needs. What to do? change library? use some resource and add the functionality to the library? outsource that development? at any moment, there are multiple choices. There is no good response, each case is different.

The point 1-5 are the base, so to adapt and overcome has to be a cont flow in the back: to identify critical requs first and then to have a reqs flowdown later on, to start by a defined path, so then it's possible to define tasks and to assign a time slot and proper critical path. Project may have a tech risk so that to stay on time may be hard but a risk assessment upfront shoud be part of it. Then, despite all, in case of short in time, try to check the main requs first to start up the project (equipment, etc.) split the project in steps at least to complete. To clear requs is not a viable way, unless previosly assessed, but if possible evaluate to deliver project step by step to recover a bit on installation, procurement and testing...
