One of the most important thing forgotten by all Tech leaders once they take a top management position is to know their architecture and existing processes. This is the most painful step but if understood can change things for the org. The conflicting tasks can impact multiple projects and can lead to a downtime. Understanding architecture can help reduce the gaps as well plan contingency effectively. In real environment it is not always 1 or 0 things can go wrong at the last moment. Having contingencies and effective planning reduces the risk. Also, doing a mock before the actual event is atmost necessary to get human resources inclined.

We need to assess project, I tend to draw matrix (value vs effort). We will prioritize projects with high value - low effort, with exception projects that must meet regulation requirement. One more thing, this framework need to be communicated and agreed with all stakeholder.

Know the strengths and weaknesses of the resource pool. That is the most important thing to do prior to ressource allocation. Once you know everyones skills, you can manage and assing flawlessly. Move resources between tasks and different projects when needed but never do it without asking them first what's their take. Make them feel as part of the team first and they will work better later.

Projects in IT primarily are at the request of the business and those project led should be able to deliver some level of value. I have had great success getting the business leadership together and letting them settle priority issues. IT projects for IT get a say as they should add value too. If unexpected things happen that will cause delays, this is the same group you immediately share that too. They can help with the new competing priorities, provide some air cover from their staff, and be prepared for the coming delay.

Mantain brief meetings with every member of the team and encourage them to propose changes that would make things faster and better. Discuss that with all the team. If you are running out of time, never push just to match the timeline. Understand why you are going late, adjust and try to figure it out with your team how to fix or rearrange.
