Establish a reasonable timeline by mutual discussion and agree on it. The techniques useful for monitoring are the same whether it is in person or remotely. Establish a schedule to review the progress and this way it leads to structured feedback mechanism and does not feel like micromanaging.

Be it a remote or hybrid or an on-site team, feedback is the same. A medium can change. First of all, you need to identify, how the person likes to get the feedback. Some prefer in 1-1 and many in person. Before you give feedback on their work, are you sure you have clear goals & expectations? Make sure to start with setting clear goals and expectations. Make sure not everyone understands it, but owns it.

I am not a fan of instant channels for feedback. Invite to 1-1 call in video and do the feedback. Don't do it via E-mail. If you want to celebrate their wins do it in public channels. While giving feedback on PR MR or code review, be respectful. Don't try to show them down. Do it with empathy. Show them how it's done.

You can use multiple communication channels based on the requirement. Code review is a channel to provide feedback on code. If it is personal feedback then it is better done on a video call 1:1, and also follow it up with an email for reference. If the communication involves more people then use whichever tool is used to track tasks and bugs etc for a proper persistent reference, which can be used in the future also if required.

The key is to mix it up! Different channels will suit different contexts and (often) different individuals. Tailor your choice of channel for the situation and the individual. In multi-national teams, for example, some contributors will be more comfortable expressing themselves via text - and that's cool... if you're using a channel that enables them to contribute that way.

Use examples to illustrate your points and reference any relevant documentation or project goals. For instance, “This function could be optimized for performance because it’s used in a critical path of the application handling thousands of requests per second.”

Provide reasoning like this function is doing too many things, so suggest breaking them down into multiple smaller functions following the SRP principle, or the same loops are being used in multiple places, in which case it might be better to extract it into a separate method and use it in all places e.g. DRY principle, etc. This way you are helping make the code better and also teaching the person good coding practices.

Always provide sufficient context in your communications. Whether you’re assigning tasks or sharing updates, include all necessary background information and relevant details. This helps team members understand the scope and importance of the message, reducing the need for follow-up questions and ensuring everyone is informed and aligned.

Start by setting up regular check-ins and feedback sessions using video conferencing tools to maintain a personal connection. During these sessions, provide specific and actionable feedback, focusing on the code quality, adherence to standards, and alignment with project goals. When reviewing code, use collaborative tools like GitHub or Bitbucket to comment directly on the code. Highlight both strengths and areas for improvement. Encourage an open feedback loop by asking team members for their input and suggestions. This fosters a culture of continuous improvement and mutual respect. Additionally, recognize and celebrate successes to keep the team motivated.

Offer specific suggestions for improvement rather than vague comments. For example, instead of saying “This code isn’t efficient,” say, “Consider using this algorithm, which has a lower time complexity.”

Provide proper examples of why the particular piece of code might have problems and also provide a better example of how that can be fixed. Always use a positive tone. E.g. " Instead of using this mechanism, can you use this other one (proper example) as this has these advantages (proper example). Guide them to make the code better.

Ensure that your feedback and communications are constructive. Focus on solutions rather than problems, and be specific about what is working and what can be improved. Responding in a timely manner is crucial in remote work settings. Aim to acknowledge messages quickly, even if a detailed response will take more time. This shows respect for your colleagues’ time and helps keep projects moving forward without unnecessary delays. Establishing a communication SLA (Service Level Agreement) can help set expectations for response times.

If you don’t have software development experience then you shouldn’t be doing this job in the first place. I don’t care how highly you think of yourself, you’re not qualified. Also, at least initially, a daily meeting to show what has been done the day prior is always a good idea; the reason for this is that chances are assumptions have been made that may be wrong and this type of meeting will help find them sooner rather than later. Finally, the repo must be accessible at all times so that you can perform all the tasks on your end: build, testing, etc. This is really important because time is always at a premium and time zones are problematic.
