Define clear roles and responsibilities: One of the first steps to building a high-performing IT Operations team is to define clear roles and responsibilities for each member. This will help avoid confusion, duplication, and conflict, as well as ensure accountability and ownership. You can use tools like RACI matrices, job descriptions, and org charts to communicate who does what, when, and how. You should also review and update these documents regularly to reflect any changes in the team or the projects.

Define strategic objectives that are aligned with the organization's goal that the IT operation team is expected to contribute. Set collaborative goals to involve the team members in setting specific, measurable, achievable, relevant, and time-bound (SMART) goals that support the strategic objectives. Encourage input from all team members to ensure buy-in and commitment to the goals. Determine the key performance indicators (KPIs) and metrics that will be used to measure progress towards the established goals. Recognize and reward individuals and teams for their contributions to the overall success of the IT Operations. Also, Promote collaboration and provide resources and support to the team.

I agree. Setting common goals will ensure the team have a clear target to reach, and if done right, even allow them to have the overall view of how their goals will ultimately impact the success of the organization. This in my experience has been a factor that has greatly affected employee engagement, specially when they know what impact their work has. Goals should also be measurable and achievable. It’s important to relay the achievable aspects of the goals to both stakeholders and individual teams so as to keep expectations in check.

Spend the time to explain the goals and objectives to them. Help them understand the value that they deliver to the customers. As people wanted to be recognised for their efforts, remember to celebrate success as a team. As time goes by, this should help the team to operate more efficiently and aligned to the organisational goals and objectives.

Essential to establish a clear and defined RACI from the onset, from there the team’s KPI’s easily flow therein. Set quarterly reviews based on the KPI’s /KPA’s, to track performance of the team. Recognise and reward high performance and develop those that struggle to achieve their KPI’s/KPA’s

Promoting open and frequent communication and collaboration channels among teams ensures seamless workflow and optimal performance. Implement clear and accessible communication channels such as team meetings, email, instant A/V platforms, and project management tools to facilitate regular communication. Encourage open dialogue and foster an open environment where team members feel comfortable openly sharing ideas, concerns and feedback. Encourage knowledge-sharing sessions where team members can share their expertise, insights, and best practices—soliciting input from team members and fostering an inclusive environment where everyone's contributions are valued. Facilitate cross-training, encourage peer support and provide regular feedback.

Creating an environment of trust and psychological safety is vital for transparency. Encourage the sharing of mistakes - I add an item for team meetings called "TWIFU - This week I f'd up". We use humility and humour to own up to the errors we make and help others to share in the learnings. Removing stigma from making mistakes and instead treating them as learning points helps the team trust me as a leader and each other. It's also vital you as a leader share your own TWIFUs - lead by example when things go wrong as well as right.

Communication is ?? A team cannot function at max level if there is a lack of communication. People of various backgrounds, ages, countries etc should work together towards the same goal, excellence!

To grow with common goal , we need to increase leaning opportunities for all, learn to perform should be primarily goal, then personal growth should be reward to contributers.

Investing in training and professional development should always be a first step to what will ultimately result in the exercise to fine tune and automate processes within tools used on a daily basis. The next step should always be to automate as much as possible, in a gradual manner, such as by employing scripts, batch files, automation bots, to handle common daily tasks while the team can focus on more complex tasks.

Identify the pain points and bottlenecks in your IT Operations processes. Determine which tasks are repetitive, time-consuming, or prone to errors. Research and evaluate tools that address your team's needs and pain points. Look for solutions that streamline monitoring, troubleshooting, incident management, security, and collaboration. Consider factors such as ease of implementation, integration capabilities, and scalability. Choose the right tools. Identify tasks that can be automated to improve efficiency and reduce manual intervention, such as backups, patches, updates, and configuration changes, using tools like Ansible, Puppet, etc. Establish standardized processes and workflows for using the selected tools and automation solutions.

Assess opportunities for automation by determining the effort required against the productivity gain. It doesn’t make sense to spend 16 hours to automate a process that takes five minutes to complete once a quarter, it would take decades to realize that as a gain in efficiency. Automation should be used for complex processes that are prone to errors or ones with a high level of repetition.

Three things I would say from my experience is critical. First one is having a common goal which is understood by the entire team; second one is trust between the team members and open culture where success & failures can be collaborated without blame; and the third one is "no idea or question is silly". Every idea has a validity and may not be relevant in the scenario which is being worked upon. That does not mean that the idea has to be dismissed or the team member being ridiculed for the idea / question.

Everyone in the team needs to understand what their role and responsibilities are for the team to achieve its goals. They need to be open, honest and transparent in both sharing not only successes but failures too. The leader needs to provide a safe space to allow this to happen. I have learnt through experience that working with the SAFe framework provides the ideal structure to share regular updates, ensure value creation, eliminate wasting of time on less relevant topics, helping to prioritise topics and empowering teams. The leader should also encourage the team members to challenge the norms, think outside the box and ensure that they have fun while doing all of this!
