You're leading a team with diverse skill sets. How can you assign tasks effectively to maximize productivity?

When leading a diverse skillset of colleagues, begin by clearly outlining the project's purpose and objectives. Next, articulate the expectations for each member's role. As a team, you co-created the processes and procedures needed to achieve the project's goals. When a team charter is established, it serves as a reference point to resolve any misunderstandings that might arise during your journey toward your goal. Add distinctive milestones for the project's duration. At each milestone, you need to pause and review your progress before moving forward. With this refreshing rest, you then move on to the next stop with high energy. To achieve productivity, don't forget to communicate, communicate, and communicate all the time.

Leading a team with diverse skill sets is a winning strategy. Assessing skill and strength is always the best starting point. This can be done formally (assessments, 360) or through development conversations with each member of a team. For an added layer, it's important to also understand the interests and passions of the employee. A winning combination of having an employee own work they have a combined strength/passion for is ideal for quality of performance and outcomes.

I did this in a previous post and all of the team were well qualified, and on the surface motivated to do a good job. In one to one discussions they all said they weren’t given enough freedom in previous jobs to show what they could do. I agreed with each team member what their role within the team was and we agreed objectives based on that. The team did not respond to being given the freedom they asked for and it became clear that deep down they wanted someone to tell them what to do and therefore be responsible. It didn’t work but maybe it was down to my own naivety. What they said they wanted and reality were very different.

This is the perfect opportunity to use Clifton StrengthsFinder (and I do this with my clients every time!) to discern the 'strengths zone' for each person on the team. We work closely to help them understand the unique contributions they offer through their strength. Then we identify all the tasks that need to be completed by the team and allocate them based on who is best suited to do each task. We discuss what tools, systems, and collaborative partnerships will allow the team to achieve its objectives in the most efficient way, while feeding each participant with respect to creating space for them to do high-level, high-value work across the team. It takes communication, understanding, and flexibility, but it's really fun and beneficial.

Even if any of the team members might be multi-skilled, and can perform most of the tasks as expected, even unsupervised, avoid overreliance on them to get the work done. This is so as to avoid burnout and the feeling of being overworked.

Monitoring progress can also be done at individual level, particularly with new or inexperienced team members. Checking in on them lets them know that they are a valuable contributor to the success of the task.

When I consider development I integrate the value of partnership in the process. Sometimes reassigning is damaging and highlights a weakness versus strengths. I address weakness through a layering effect. Partnering someone with complementary or contrasting skills to make sure there is no reassignment - Partnership is a power source for leadership development. It also eliminates the dagger of killing self-esteem and promotes collaboration. Even if the work is 80/20 - partnership is one of the greatest workplace currencies right now. You lose time in reassigning and shifting workloads; especially in time sensitive initiatives. If the scope of work changes or there is a need to pivot, you have an opportunity to redeem time.
