You're juggling dependencies between agile teams for your IT strategy. How do you ensure seamless execution?

It all starts with aligned goals. All teams working towards a shared outcome - team of teams. As part of goal alignment it’s important for each team to understand how they will split the work - separated by feature, tech, other? One backlog and pull into teams backlog based on how the work is divided to meet the shared goal. How we will communicate, prioritize work, make work visible, define interfaces and dependencies are all part of how we will work together in a team of teams manner - including most importantly how to make work visible and progress toward our shared goal/outcome. Brining the teams together (converge) for planning and progress (showing) while giving autonomy (divergent) to the teams to get the work done.

To ensure smooth functioning of different projects at a time, it's essential that there is strong requirement clarity and proper communication between the teams. Prioritising the tasks should be the primary objective so that tasks can be completed on time. Standup calls should be conducted regularly to know the status of work, so that the employees can be mapped to projects as per priority and avoid dependencies. Also, it's important to make sure that employees are made comfortable to share their concerns so that decisions can be made accordingly.

OKRs? Having not come from an IT back ground, OKRs have been revolutionary to me. In far too many businesses we end up as busy fools, everyone pulling in different directions and only focusing on the stuff that gets measured. Implementing OKRs has resulted in our business pulling in the same direction with a clear focus on the objectives. The implementation has been a bit painful, too many people thinking that their own personal project is more important than the business objectives, but we have started to see progress and it's really exciting.

To ensure seamless execution when managing dependencies between agile teams, I establish clear communication and hold regular cross-team synchronization meetings. I use shared project management tools to track dependencies and progress, and assign specific individuals to monitor and resolve blockers. I prioritize transparency so that all teams are aware of how their work impacts others. Finally, I maintain flexibility in adjusting plans to accommodate shifting priorities.

Good communication is key, especially in more experienced and legacy Engineering teams that have a greater ownership feeling of the product development, and should be listened for a proper prioritization. Getting the buy-in, showing ROI and reasoning are important to foster team trustworthiness and help set a good path forward. Once the backlog is prioritized, ensure that gray areas are cleared out and the team understands the priorities, if needed, break further features, epics or stories.

For example if different team are working on same screen or flow then sequence needs to be defined ideally 2 separate teams should not work on same flow/feature to avoid confusion. Having weekly Product Manager and PO sync to discuss on dependency and progress will definitely help in achieving a common goal without disturbing the planned work.

This facilitates quick resolution of issues and keeps everyone informed. Continuously review dependency management processes in retrospectives. Identify what worked well and what didn’t, and adjust your approach accordingly. Encourage teams to provide feedback on the dependency management process and incorporate their insights to improve future planning and execution.

Prioritisation should consider the tasks dependencies across teams, primarily focusing on the overarching IT strategy/goals. Cross collaboration and communication between teams, i.e., use something like Scrum of Scrum may be helpful in managing dependencies than just juggling with all priorities.

Make sure you are monitoring the right metrics. It's tempting to only use retrospective metrics like work done or risks mitigated, but ultimately work remaining or risks remaining will help your team gauge whether they are on track. Backward looking metrics are ideal for tuning team performance and identifying issues. Forward looking metrics are better for predicting outcomes and identifying needed changes.
