1) Assess the Situation: Identify the specific causes of the lead time issues - Is it due to supplier delays, logistics problems, or increased demand? 2) Communicate with Current Suppliers: Reach out to your existing suppliers to get updates on their timelines. 3) Diversify Supplier Base: Consider sourcing from multiple suppliers to mitigate risks - Look for alternative suppliers who can meet your needs quickly. 4) Consider Local Suppliers: If feasible, explore local suppliers to reduce shipping time and costs. 5) Negotiate Terms: Engage in discussions with suppliers about possible expedited shipping options. 6) Build Relationship: Strengthening relationships with key suppliers can lead to priority treatment during times of crisis.

Speak to customer service and or production to get a feel of what is coming and when. At the very least you have a rough estimate, at best you have accurate production information, timing and needs. Check your inventory, then get eyes on your inventory to verify your numbers are correct. Get on the phone to your suppliers (whether intracompany or outside vendor/s) immediately and verify their inventory. If they are short inform them of your immediate need and let them locate the rest of necessary raw material to complete your coming task and report back. Collect your data, mock prepare your orders so you are ready. Maybe your materials need to acclimate? Maybe its coming from a secondary supplier? Be prepared. Share your findings

It depends on the root cause. Support your existing supplier, understand why the delays have hit you both and if possible fix the issue together. Unless you sourced completely the wrong supplier then most situations are recoverable. If the issue is more fundamental, then expedited resourcing plan for an alternative, look internally for opportunities with specifications or requirements to speed up the resourcing.

The response depends on the nature of the change—whether it's related to pricing, volume, or delays. First, internal stakeholders should be notified immediately to align expectations. However, it's essential that a contingency plan is worked out before signing or agreeing to the product or service in question. This ensures that, when unexpected changes arise, both parties already have a roadmap to mitigate challenges. Clear and proactive communication is key to maintaining sourcing success even in the face of surprises.

Facing unexpected lead time issues during a critical phase calls for immediate strategic adjustments in supplier sourcing. First, assess the root causes of the delays to prioritize which materials or components are most affected. Engage with existing suppliers to explore options for expedited production or alternative shipping methods. Simultaneously, research and evaluate secondary suppliers who can provide the necessary materials within tighter timelines. Establish clear communication with your team and stakeholders to manage expectations and align on contingency plans. Lastly, consider negotiating long-term contracts with reliable suppliers to mitigate future risks and ensure consistent supply.
