You’re building an AI team from scratch. How do you make sure it’s successful?

Building an AI-focused team requires going through all the usual steps of forming a group of people for a particular business case and setting a clear goal with a timeline and budget assigned to fulfill its purpose. It's important to determine whether the team will work for the internal needs of the company or create marketable value in the form of products or services. Then, you need to define the goals you want to achieve with your new team, the scope, and timeline for its activities, which will suggest what skills and competencies you need in a team and how many FTEs (full-time equivalents) you should hire. After doing this, you can delve into the world of talent attraction to build a team for your set purpose.

To ensure the success of an AI team from scratch, consider the following steps: 1. Define clear objectives and strategy. 2. Hire skilled professionals in AI. 3. Foster a collaborative environment. 4. Provide resources and support. 5. Clarify roles and responsibilities. 6. Encourage innovation and experimentation. 7. Set realistic timelines and milestones. 8. Before you hire someone, you need to clearly understand what issue you're trying to fix with AI. What good things do you expect to come out of your project for your business? What signs will show you it's successful and what do you hope to achieve? How will you check how well your AI solution is doing? Knowing your problem well will help everyone working on the project to understand what you're aiming for and what you want to accomplish.

It depends a lot on what problems one is trying to solve. One of the misconceptions is that you need to hire the best PhDs out there which is true if you are doing deep tech and plan to bring innovation in terms of new model architecture, training techniques, etc. In reality, the technology is quite commoditised already if you just want to build use cases on top of what is out there. We hired three sharp and curious minds that don’t have a problem being out of the comfort zone. We create datasets, train models, evaluate them, deploy them and expose APIs as platform capabilities. Those are the building blocks that allowed us to ship both internal and customer facing use cases within months. Start with the mindset, the tech is there.

In my opinion, assembling a multidisciplinary team in AI is imperative for success. Let's say you're in the healthcare sector. You'd need data scientists to analyze medical data, domain experts to provide clinical insights, and UX designers to ensure user-friendly interfaces. Meanwhile, software engineers would handle the implementation, while product managers oversee the project's alignment with market needs. Collaboration and creativity among these roles are essential to navigate complexities effectively and deliver impactful AI solutions tailored to specific domains.

AI teams must also include "informed pessimists" in their group. These individuals will keep the group grounded on expectations from the AI application and ensure enough guardrails are put up in place to avoid any misuse or mismanagement of data and application built.

When establishing an AI team from scratch, cultivating a healthy culture is essential for success. Encourage open communication, collaboration, and a shared sense of purpose among team members. Encourages an environment where creativity, innovation, and continuous learning are valued. I believe it is very important to lead by example, demonstrating transparency, respect, and empathy in all interactions. By nurturing a positive culture from the outset, you can empower your AI team to thrive, overcome challenges, and deliver impactful results.

In building an AI team from scratch, optimizing workflow management involves technical precision. Implementing agile frameworks allows for iterative development, enhancing flexibility and responsiveness to project complexities. Utilizing version control systems like Git ensures seamless collaboration and code management. Additionally, leveraging data management platforms such as DVC enhances reproducibility and scalability. Embedding robust security protocols and privacy measures safeguards sensitive data, ensuring regulatory compliance. Embracing DevOps practices facilitates smooth deployment and maintenance of AI models. Thus, a blend of technical expertise and strategic workflow management propels the success of the AI team.

A cross-functional AI Team works best in an agile iterative way, but I would avoid sticking to a robust framework such as Scrum. Experiment, try approaches and tools, collect feedback from the Team, run retrospectives, get coaching. Avoid micromanagement.

Over-communicate, with Purpose Remote work can feel isolating, combat this with deliberate communication, using: >Regular 1:1s: Status updates, and challenges, offer support, and provide career development guidance. >Virtual Team Huddles: Short, focused standups keep everyone on the same page and build a sense of shared purpose. >Celebrate Wins Loudly: Acknowledgment is critical when you can't give them high-fives in person. Make a big deal out of individual and team successes, don't overdue to devalue the awards.

Ensuring your team are consistently attached to the critical product questions - 'what are we building', 'who are we building it for', and later 'do we have product market fit' should be the first and last step in any workflow you establish. This will save you from disappearing down rabbit holes where value loses ground to 'shiny and new.'

Do you have the necessary buy-in & understanding from leadership to embrace potentially significant changes? Are expectations from leadership grounded in reality? An honest assessment of your AI readiness prevents costly missteps that could derail your AI efforts for years into the future. This strategic groundwork paves the way for your AI team's long-term success, beyond the first project.

Building a team from scratch is challenging. Starting in a new, innovative field doubles the challenge and can be overwhelming at times. So, my message to those it may concern is this: I have been there, done all this, and you can do it too - with vision, end-goal, and determination. The entire business case was built from scratch, so I can firmly say - you can build something from zero and empower new heroes who will create value under your leadership.

Leaders should possess high emotional intelligence, prioritize employee engagement, and build diverse teams. Ethical and legal considerations are paramount. They must set KPIs, foster continuous learning, engage with the AI community, and align short-term tactics with long-term strategy.
